What is it that makes certain individuals stand out from the crowd? How is it that some people resist peer pressure, seize the initiative and radically break the mould? Is this kind of personal leadership, the ability to think freely, move proactively and act autonomously, something we should seek to attract and nurture in organisations? Could it release fresh energy, inspiration and innovation? The relationship between an individual, group and organisation is complex. Organisations as groups often foster consistency, continuity and conformity. We test people during recruitment for their potential fit, we induct and orientate people into the existing culture and we performance manage people to deliver preconceived products and services.

It’s a brave organisation that recruits and develops social revolutionaries, people who will instinctively challenge the status quo, think laterally, refuse to accept time-honoured traditions and push for something new. For leaders who operate in a conventional management paradigm, it can feel threatening, confusing and chaotic. The risks can seem too high and too dangerous. I worked in one organisation where we recognised our culture had become too settled, too complacent, too safe. People often commented on its warm, supportive relational nature but it lacked its former edginess, struggled to deal with conflict and desperately needed to innovate. The challenge was how to introduce and sustain a shift without evoking defensiveness.

Social psychologists offer some valuable insights here, for instance in terms of social loafing and diffusion of responsibility where individuals are less likely to act independently or with the same degree of effort if they perceive themselves as part of a wider group where responsibility is shared. A challenge in this organisation was how to stimulate personal initiative and responsibility. Social conformity is another social psychological factor where people are likely to act consistently with the norms of a group if
it provides them with a sense of acceptance and belonging within that group, or the approval of a perceived authority figure. A challenge in this organisation was how to ensure that personal initiative and responsibility were valued and affirmed.

We took a four pronged approach. Firstly, we worked with the leadership team with a skilled external consultant known for his outspoken, courageous, challenging style to develop a more robust leadership culture, capable of open and honest conversations without fear that this would undermine relationships. This enabled the top team to model a new cultural style. Secondly, we introduced a simple behavioural framework that positively affirmed personal leadership in terms including personal initiative, personal responsibility, creative thinking and innovative practice. This framework was embedded into the organisation’s recruitment and performance development to attract, develop and reward these qualities and capabilities.

Thirdly, we held an annual ceremony where staff were invited to nominate peers for awards where they had seen positive examples of such qualities demonstrated in practice. The peer aspect helped raise awareness and reinforce personal leadership as a cultural quality valued and affirmed by the organisation and to capture real stories that illustrated what it looked like in practice. Fourthly, we created a new innovation post, appointed an innovation enthusiast and allocated a new budget to stimulate and enable creative thinking and innovation across the organisation. This created a culture shift and a tangible symbol of the leaders’commitment to move in this direction. A willingness to question the status quo became a cultural value.

A corresponding challenge was how to engender a spirit of personal leadership that took the wider system and relationships into account. If individuals only operated independently and didn’t take account of or responsibility for the implications of their decisions and actions on others, relationships would become strained, the organisation would become chaotic and it wouldn’t achieve its goals. To address this issue, we introduced the notion of shared leadership alongside personal leadership, emphasising and affirming the value of collaborative working alongside independent initiative. This too was reflected in the annual staff award ceremony and in recruitment, development and rewards. It was a matter of creative balance.

As a tool for developing greater personal and shared leadership, I have found the following questions can be helpful: Who are my cultural role models? Who have I seen demonstrate great personal leadership? What can I learn from them? What would it take to contribute my best in this situation? What will I do to make sure it happens? In the past 12 months, where have I shown personal initiative? When have I held back from saying what I really thought or felt for fear of disapproval? What are the impacts of my actions on others? How far do I take responsibility to help others manage the implications of my decisions? How can I work collaboratively to achieve better win-win solutions? What difference do I want my life to make here?
 
 
My boss had been reading John Ortberg’s ‘Everybody’s Normal Till You Get to Know Them’ and it was time for us to plan our annual leadership team retreat. Looking for a theme title, he suggested half-jokingly, ‘How about ‘Everybody’s Weird’?’ I laughed at first but then thought for a moment…what a great concept and idea. It felt inspired. How to blow away any sense of normality and conformity and to meet each other afresh as we really are. Our creativity lies in our unique weirdness and what a great way to explore our individual quirkyness and its potential for the team and organisation.

Every group, every team, develops its own normative behaviours. Some even prescribe them by developing explicit competency and behavioural frameworks. It provides a sense of identity, stability and predictability. It can also improve focus and how people work together by establishing a set of ground rules, how we can be at our best. The flip side of all of this is that a team can begin to feel too homogeneous, too bland. It can lose its creative spark, its innovative spirit. The challenge was how to rediscover our differences, our wonderful, exciting, diversity in all its weird complexity.

We invited people to bring objects that represented something significant in their personal lives and to share their stories. We invited people to use psychometrics to explore their preferences to shared them in the group. We invited them to challenge the psychometric frames, not to allow themselves to be too categorised. We invited people to challenge stereotypes, to break the moulds they felt squeezed or squeezed themselves into, to look intently for what they didn’t normally notice in themselves and each other, to allow themselves to be surprised and inspired by what they discovered.

It felt like an energetic release. People laughed more, some cried more, others prayed deeply together. The burden of leadership felt lighter as people connected and bonded in a new way. It felt easier to challenge and to encourage. By relaxing into each other and themselves, people became more vibrant, more colourful, less stressed. They saw fresh possibilities that lay hidden from sight before. They discovered more things they liked about each other, fresh points of common passion, interest and concern. They built new friendships that eased their ways of working. It felt more like team.

What space do you and your organisation allow for weirdness? Do you actively seek, nurture and reward differences? Do your leadership style and culture bring out and celebrate individuals’ strange idiosyncracies, each person’s unique God-given gifts, talents and potential? Have you had experiences where a capacity for weirdness has enhanced your team or organisation’s creativity and innovation? Do you risk inadvertently squeezing out the best of weirdness by policies and practices that drive towards uniformity? Could a bit more weirdness be more inspiring and effective – and fun?!  :)

The concept of matrix in organisations has been around for some time now but what does it look like in practice? Some describe it as collaborative working across functional boundaries. Some describe it as dual reporting relationships with a hard line to a functional lead and a dotted line to a project lead. Some describe it as a network of multiple reporting relationships, each with equal authority.

What has your experience of matrix been? How has it worked in practice? What has it felt like for those involved? What has it called for in terms of new styles of leadership, team working and personal effectiveness? What new culture, attitudes, approaches and skills has it required? What tensions has it created and how have you navigated them? What has most influenced its success?

Do you work in organisation development (OD) or human resources (HR)? Or do you work in leadership and management and feel curious to know what these fields are, what they cover and what the differences are between them? Do you feel confused by distinctions when, after all, they are both concerned with human aspects of organisations? I will attempt to introduce both fields below and to explain common focus areas, differences between them and what kinds of people tend to be drawn to them.

What is OD?

OD is a broad field of thinking and practice. Different organisations use this term differently, to mean different things. OD practitioners often have a psychological and systemic orientation and focus their attention on areas such as leadership, culture and engagement. They are interested in questions like, ‘what human-related factors are influencing this organisation's success?' ‘why are things as they are?’, ‘how could we be more innovative or effective?’

Their core skills include relationship-building, questioning, reflecting, influencing, reframing and sense-making. OD practitioners are often found working alongside top teams, providing internal consultancy, guidance and coaching. They aim to raise awareness, stimulate fresh ways of thinking, challenge the status quo, build capacity for the future, enhance organisational experience and effectiveness.

What is HR?

HR is a fairly well-defined field of thinking and practice. Different organisations use HR in different ways. As a general principle, however, HR practitioners often have a legal, policy and process orientation and focus their attention on areas such as employment and performance management. They are interested in questions like, ‘what staff resources do we need?’, ‘how can we attract, recruit and retain the best people’, ‘how can we ensure people perform well?’

Their core skills include relationship-building, influencing, applying legal/policy frameworks and assertiveness. HR practitioners are found operating at a number of different levels. These range from HR strategizing through business partnering through policy implementation to payroll. They aim to ensure that staff resources are well deployed and that people are treated fairly and consistently.

What do OD and HR have in common?

OD and HR are both interested in the relationship between people and organisations. They both regard people as a key contributor to an organisation’s success. They both have a humanistic outlook, an ethical belief that people should be treated
well.

What are the differences?

It’s difficult to draw direct comparisons and contrasts because OD practitioners work mainly as coaches and consultants to leadership teams whereas HR practitioners operate at many different levels, ranging through strategic HR, business partnering and transactional-administrative tasks. However, there are some general common characteristics outlined in the table below, bearing in mind these vary from practitioner to practitioner and from organisation to organisation. These differences create potential for synergy and, sometimes, sources of tension.
OD practitioners tend to:

Work mostly with leaders and leadership teams.
Focus on teams, groups or the organisation as a whole.
Locate the origin of issues in the organisation as a human
system.
Strive to retain a degree of detachment to see things others
don’t notice.
Pay attention to broad themes, issues and trends.
Question, challenge or reframe the status quo, to see and do
things differently.
Work on initiatives with different client groups.
Work as coaches, consultants or facilitators, building others’
capacity.
Focus on psychological aspects of leadership.
Spend relatively high amount of time on developmental, future-orientated initiatives.
Have a reflective, intuitive, conceptual orientation.
Have professional background/studies rooted in leadership,
learning and social sciences.
Feel comfortable with questions, ambiguity, uncertainty and
emergence.
HR practitioners tend to:

Work mostly with managers and staff.
Focus on individuals and their immediate line relationships.
Locate the origin of issues in the individual or his/her
immediate situation.

Pay attention to immediate tasks, issues and demands.
Seek to standardise policies and practices to ensure greater
consistency.
Work long-term with the same client group.
Work as business partners or service providers, ensuring good delivery and practice.

Have a practical, rational, technical orientation.
Have professional background/studies rooted in employment law, policy and practice.

planning.
What could a typical OD role look like?

This varies from role to role and organisation to organisation. In my own experience, I've been responsible in OD roles for strategy and change, values and culture, leadership and management development, staff and team development, internal communication and staff engagement, performance management and development. However, the following are common:

Develop effective leaders and leadership teams through coaching, consultancy and facilitation.
Support effective change leadership through providing guidance and building leadership capability.
Work alongside leaders to develop an inspiring, engaging and effective organisational culture.
Create leadership development opportunities (e.g. seminars/training, mentoring, action learning).
Oversee the L&D function, focusing on management, staff and team development.

When does OD work with HR?

OD and HR practitioners most commonly work collaboratively in areas including the following:

Change leadership and management.
Performance management and development.
Talent management and development.
Induction and training.

Coaching is often characterised as two people sitting down together, engaged in conversation, with one person helping the other to think things through. I ran a short workshop today that introduced insights and practises from Gestalt psychology and coaching characterised by a more experimental, experiential approach. Gestalt is a field of psychology that focuses on awareness in the here and now. Insight can emerge through pausing for a moment to notice what we are thinking, feeling or experiencing in our bodies. Gestalt views thoughts, feelings and somatic experience as interconnected.
 
We reflect this analogical experience in our language. For example, I may feel tightness in my throat when I approach a situation where I struggle to have a ‘voice’. I feel ‘gutted’ (accompanied by a stomach ache) or find this situation a ‘pain in the neck’ (accompanied by tension in my neck). Our minds filter our thoughts and feelings, partly to enable us to focus (rather than being aware of everything going on within and around us, all at the same time, which would be overwhelming) and partly if those thoughts and feelings are  unacceptable to ourselves or others, or cause discomfort.
 
What we experience in our bodies is unfiltered by the mind. Sometimes, what we experience in our bodies is analogous to what we are experiencing psychologically. Paying attention to what we are experiencing physically can raise unacknowledged or suppressed beliefs or issues into awareness. In Gestalt coaching, the coach may help the client explore issues or experiences by physical experimentation. This typically means doing something, rather than simply talking about it. As with all experimentation, there is an element of let’s try this and see what happens. Examples:
 
*Rather than telling me what you want to achieve, show me what you want to achieve by acting out what it would look and feel like if you were successful. 
 
*Rather than explaining to me what you would you like to say to a person, say it to me directly as if I were that person, or enact a conversation playing both
parts.
 
*Rather than tell me what obstacles you anticipate facing, create physical obstacles in the room that represent the obstacles, then experiment with tackling or moving them.

*Rather than describe the relationships between stakeholders, try using figures or objects to represent the people and experiment with placing yourself within the system too.
 
*Rather than outlining your key priorities as a list, draw them in proportion size-wise and try changing their relative sizes to see what new insights emerge.
 
The coach’s role is to help the client design a suitable experiment, stay attentive and observe what happens for the client in the here and now as they do it. Some coaches feed back their observations to the client, some encourage the client to reflect on their own observations. When a client acts out a posture or scenario, the coach may mirror the client’s posture or movement, inviting the client to notice what he or she sees and feels when the coach does it. Finally, the coach helps the client make sense of any insights that emerge and how to apply them to the client’s context.
 
 
Think of a great leader, leadership team or experience. A person, group or moment where you strongly noticed or felt the influence and impact of leadership. What made the difference?

I don't believe in the cult of the perfect leader, the person who lives and demonstrates perfect leadership qualities at all times and in all circumstances - except of course, God.

Nevertheless, I do know when I experience or exercise leadership. I have an intuitive sense that I'm being something, doing something, experiencing something that feels both 'me' and 'beyond me'.

I've noticed these moments most profoundly when certain qualities emerge at the same time. It's a kind of synergy that, in a particular moment and context, ignites a spark and something emerges:

*Identity. The intrinsic me. A sense of who I am, who I am in God, what I believe about myself, what others recognise in me, what my talents are, what I base my confidence in.

*Initiative. Personal proactivity. A sense of my own power, personal leadership, a willingness to be the first to step out and take a risk, a preparedness to take responsibility for action.

*Inspiration. How I motivate others. A sense of vision, imagination, a compelling idea, a grasp of opportunities and possibilities, an ability to help others believe in themselves, to release potential.

*Intuition. Deep insight. A sense of what's important, an awareness of my own feelings, an ability to tune into what isn't being said, an ability to notice and discern 'what's really going on here.'

*Influence. Inspiring others to follow. An awareness of what matters most to others, a commitment to role modelling, an ability to communicate, negotiate, convince and persuade.

*Inclusion. Valuing others' contribution. A sense of awareness of my own limitations, a recognition of others' gifts and talents, an ability to involve others and draw out their best.

*Intimacy. How I relate to others. A sense of empathy, a willingness to challenge and support, a preparedness to stand alongside others through good times and bad.

*Integrity. My values and behaviour. A sense of conscience, a moral compass, a determined commitment to ethical practice, a clear sense of parameters and boundaries.

*Innovation. Seeing and doing things differently. A sense of creativity, a willingness to be playful, experiment and take risks, an ability to reframe, to challenge the status quo, to enable paradigm shifts.

*Impact. A commitment to action. A sense of purpose, a desire to achieve change, the courage to get involved, a willingness to take decisions, an openness to experiment, evaluate and learn.

It's a dynamic combination of these elements that results in the exercise and experience of leadership, whether personal leadership or leadership as a team (where ‘I’ could be converted to ‘we’).

So I want to use this list as a checklist before God. How far does my attitude, outlook and approach reflect these qualities? What would it take for me to become more of a leader, more of the time?
 
 
I love creativity. I find creative people interesting and stimulating. My definition of creative is very simple: creative is something I would never have thought of myself. I love innovation too. Innovation is doing something different and new.

It’s not that I’m entirely uncreative. In fact, I love playing, experimenting, exploring new things and experiences. I even have the occasional novel idea. You may find me creative if I see and do things differently to you.

Creativity is contrast with the norm, pushing boundaries, shifting paradigms. It’s about shedding strange light on the ordinary, introducing a new idea, angle or dimension. It challenges and awakes us, introduces fresh possibilities.

I was watching a music video today, marvelling at the creativity in its words, the music, the images, its ability to convey a story and a mood. We live in a media saturated world with endless possibilities to generate and convey the new.

Where does all this creativity come from? It’s partly subjective, in the eye of the beholder. Experientially, it can feel like a spark of inspiration that comes out of nowhere. At other times, it’s a synergy released from what’s already there.

The Bible describes God as inherently and irresistibly creative. He has the ability, the imagination, to create ex nihilo, to create quite literally out of nothing. Our creativity reflects his creativity. It’s inherent to our identity too.
 
So next time you look at a person, a situation, an experience, the world, what will you see? Will you marvel at the imagination, colour, richness, hope? Will you allow your own creative potential to surface, enrich and release? I hope so!
