Few images have more powerful emotional resonance for me than that moment at which the WW2 Allies detonated explosives under a huge marble swastika at the Zeppelinfeld stadium in Nürnberg, Germany. It was the place where, just before the war, Hitler and his followers had held their infamous Nazi rallies. The rallies had proved a potent propaganda weapon, convincing Nazi supporters of their own ‘supremacy’ and intimidating their enemies into fearful submission. The public destruction of this infamous symbol marked the impending final demise of the deranged Nazi myth and its psychopathic regime, and the end of by far one of the worst eras in human history. I can only imagine how it must have felt for those who had suffered so terribly to witness, at last, this emerging glimmer of hope. Similar evocative and symbolic moments were soon to follow with a Soviet flag over the German Reichstag and an American flag raised on Iwo Jima. There’s something about these images-as-symbols that capture and express a wider human story and experience. They carry and convey powerful psychological, cultural and emotional meaning for those who understand and identify with what they represent. Other well-known examples of symbols include the Christian cross as a sign of God’s love and salvation through Jesus Christ or, conversely, ominous ‘Z’ insignia on Russian military vehicles during the 2022 invasion of Ukraine. What symbols have a particular resonance for you – and why?

‘I know you believe you understand what you think I said but I'm not sure you realize that what you heard is not what I meant.’ (Alan Greenspan) Clarity. Simple in principle, not always easy in practice. Paradoxically, a significant challenge to communication is human language. Words intended to build a bridge can so easily create a barrier. We may use the same words but mean something different things by them or use different words to mean the same thing – and very often without realising it. Linguists explain that words are connotative as well as denotive. This implies that their meaning, the associations they hold and the feelings they may evoke can shift markedly depending on context, culture, tone and relationship. We may say something in irony. We may tell a joke with a straight face. We may make a harsh-sounding comment with a glint in our eye. We may make subtle gestures that fill in the gaps in verbal conversation. According to Transactional Analysis, we may make a statement at one level with an intention and implied meaning that’s completely different to the literal. These nuances challenge the limits of neuroscience and artificial intelligence. As social construction expert Kenneth Gergen asserts, ‘Neurobiology can tell us a lot about a blink, but nothing about a wink.’ I facilitated an astute cross-cultural group of women last week who practised skills of curiosity and inquiry. Instead of responding immediately to what they thought another person had said or meant – for example, by a statement, phrase or word – they would test their own assumptions by actively exploring that person’s intended message and meaning. It created a dynamic of interpretation based on dialogue, in contrast to an instinctive reaction to words at face value. It took time, patience, and a commitment to hear and understand. Conversations became richer and relationships grew deeper. It's trickier in online conversations. We can find ourselves subconsciously searching hard for non-verbal cues we would ordinarily pick up when together in the same physical room – yet all we can see is head and shoulders in a 2-dimensional screen frame. This is one of the probable contributors to Zoom fatigue. If you have seen the film ‘Thirteen Days’ (2000) based on the Cuban missile crisis, it’s an extreme opposite example of trying to decode hidden messages and intentions based purely only observation of another party’s actions. It’s Chris Argyris’ Ladder of Inference on steroids. What approaches, tools and techniques do you use to ensure clear communication? (See also: Crossed Wires) ‘The willingness to experiment, it turns out, is the chief indicator of how innovative a person or company will be.’ (Hal Gregorson) Test and Learn is an experimental, adaptive technique, used to address complexity, uncertainty and innovation. It’s useful in situations where, say, past experience isn't a reliable guide for future action because e.g. critical conditions have changed. It’s also useful when moving into new, unchartered territory where the evidence needed for sound decision-making can only be generated by, ‘let's suck it and see’. It shares a lot in common with action research: create a tentative hypothesis, step forward, observe the results, try to make sense of them, refine the hypothesis, take the next step. Test and Learn is used in fast-paced, fluid environments, such as by rapid-onset disaster response teams where conventional strategizing and planning isn't realistic or possible. By the time a detailed plan is formulated, things have moved on - and the paper it's written on is sent for recycling before the ink has dried. Test and Learn is also used by marketing teams when testing new products or services or seeking to penetrate new or not-yet-known markets. It provides tangible evidence based on customer responses which, in turn, enables change or refinement before investing further. What psychological, relational and cultural conditions enable Test and Learn to work?
When have you used Test and Learn? How did you do it? What difference did it make? (See also: Unpredictable; Adaptive) Turn on the TV and you will see heart-breaking scenes of streams of desperate people, frightened, shell-shocked and displaced by war, fleeing within Ukraine or escaping across crowded borders into neighbouring countries. It’s a tragic and all-too-familiar scene. Not that long ago, we witnessed similar images of dispossessed and traumatised people, at that time clinging together in crowded boats or walking on long roads, trying to reach safety away from the ravages of a brutal war in Syria. It's tempting, in such circumstances, to compare and contrast. Why, for instance, is Poland throwing its doors wide open to Ukrainian refugees whereas it was decidedly reluctant to do so for Syrian refugees? Is this evidence of endemic racism? It is because Ukrainians are white, because they ‘look like us?’ – as more than one TV reporter asked this week. These are important questions... and they also risk pitching one set of refugees against another, as if competing for empathy and support. I’ve had the personal privilege of working in the UK alongside asylum-seekers and refugees from countries as diverse as Afghanistan, China, Congo, Egypt, El Salvador, Eritrea, Honduras, Iran, Iraq, Kurdistan, Mali, Mexico, Somalia, Sudan, Syria, Turkey, Vietnam and Yemen. Up-close, every person is unique, has a name, and carries his or her own lived experience, his or her own individual story. Step back, and we can discern patterns shaped by e.g. culture, history, language, narrative and geopolitics. In some significant respects, I believe European public discourse concerning the Ukrainian refugee situation is different to that in 2015. Geopolitical factors include: Ukraine borders directly with Europe, vs Syria lays at a geographical distance; Ukraine is perceived primarily as an invasion by a foreign power, vs Syria was viewed primarily as a civil war; Ukraine is perceived in simple terms as a ‘hero’ against a ‘villain’, vs Syria was perceived as a complex conflict between multiple ‘villains’. Cultural factors include: Ukrainian refugees are perceived as culturally- and pro-European, vs asylum-seekers in 2015 who came from a diverse range of countries and cultures – often perceived as hostile to European liberal values and cultures; Ukrainian refugees are primarily women and children and, therefore, considered most-vulnerable and least-threatening, vs asylum-seekers in 2015 were perceived as primarily men and, therefore, considered least-vulnerable and most-threatening. If we are willing to pause and reflect openly, honestly and critically, we can see that the stance we take reveals all kinds of underlying personal and cultural beliefs, values, assumptions and biases – including whom we consider worthy, or not, and why. The media plays a very powerful role since most of what we believe and think we know about asylum-seekers and refugees is mediated via media. The ‘news’ is a blend of info and drama, with an agenda. Let’s not fan the flames of a refugee war. (For further reading in this area, see: Alexander Betts & Paul Collier, Refuge: Transforming a Broken Refugee System (2018)) In my first encounters with the Philippines, I was surprised by how often people asked me about my meals. ‘Have you eaten?’ This included during conversations online. I learned, over time, that the question arises out of an economic context in which food is often scarce owing to high levels of poverty, and a cultural context in which the health and well-being of one’s neighbour is considered important. It means the question is literal and it calls for a literal response. If I answer ‘no’ while I’m there physically, I’m likely to be offered and given a meal; even if the person who’s asking is poor. Rudo Kwaramba, a Zimbabwean colleague, explained a similar dynamic whilst working together on an assignment in Uganda. I had been invited there to help an NGO address a key challenge: that managers in rural community-based projects were, apparently, bad at addressing poor performance. Rudo reflected: ‘In wealthy countries, if you can’t earn an income or lose your job, your government provides you with financial support; if you become injured or unwell, your health system or insurance covers you. In poorer countries, people can only look to each other for support.’ It means that, in such contexts, to establish and maintain positive relationships with one’s extended family and neighbours is essential for survival. It also means that to support the health and wellbeing of one’s neighbours is critical too. There is a sense of radical interdependence, a pragmatic-ethical need, that drives cultural behaviour. Against that backdrop, we discovered that managers who were living and working in the same communities as their staff felt unwilling and unable to address poor performance – in case it damaged the network of relationships. It was the core issue for them. This insight moved the culture-shift question in the work from a simplistic-transactional, ‘How to change the performance management system’, to a deeper-relational, ‘How can we hold honest conversations that don’t harm community?’. It proved transformational. As I focus back on South East Asia, I notice that as some countries have grown in wealth, they have experienced a corresponding shift towards individual-orientated cultures. It's as if: the richer I am, the less I need you. ‘Have you eaten?’ is often retained, yet as a simple greeting, not as a literal inquiry or as an invitation to a meal. So, I’m curious: what have been your experiences of working cross-culturally? What have you learned? This is Andi. She's a woman in her own right. She's also my daughter. I'm immensely proud of her. As a child, her favourite colour was blue. People would often say things like, 'Blue's a boy's colour. Shouldn't you like pink?' She would reply calmly yet assertively, 'My favourite colour is blue.' Andi's 21 now and she also likes pink. She wears it because she chooses it, because she likes it, and not to conform to some arbitrary cultural stereotype. What's your favourite colour? Shouldn't you like a different one? How far can action learning (a form of small-group peer coaching) be useful in fast-paced and complex humanitarian contexts, in countries as diverse as Bangladesh, DRC, Iraq, Jordan, Malaysia, Myanmar, Somalia and Syria? What would it take to make coaching and action learning effective in these different cultural environments? These were questions I was invited to explore and test with ALNAP and ALA’s Ruth Cook during the past 18 months.
The idea was to train field-based practitioners in action learning techniques, then to mentor them as they adapted and applied them in disaster zones. Our goal was to learn from this experience too. Travel restrictions meant that workshops were all conducted online, which created its own challenges vis a vis patchy internet connectivity and access to training resources via cell phones, yet we-they persevered and the experience proved fruitful. I was particularly interested in cross-cultural dimensions and dynamics in these training groups. Workers in humanitarian crises face intense time pressures and it could have been tempting to short-cut personal introductions and press ahead with the task. In some cultures, investing in relationship and trust-building is integral to the task and, therefore, inseparable from it. We chose, therefore, to create opportunities, where possible, for participants to get to know and understand us and each other from the outset. In Western models of action learning, emphasis is often placed on posing coaching-type questions that are short, sharp and direct. If, however, we don't pay attention to relevant cultural norms including relational preamble (e.g. ‘I am pleased to be here. Thank you for the opportunity to ask this question…’) such questions can be experienced as blunt, harsh or rude. It's important, therefore, to allow for different cultural framings and expressions. We were aware that, in contexts such as the UK and USA, action learning tends to assume an egalitarian culture within a group, within which participants are and feel free to invite and pose challenging questions to one-another. In some cultures, however, where perceived authority and social status are based on e.g. age, gender or tribe as much as on formal hierarchy, careful composition of and contracting in groups are critical success factors. In some cultures, to pose a question directly to an authority figure could be perceived as insubordinate, disrespectful or even insolent. Authority figures may be expected by others always to have the ‘right’ answers and to pose a question in a group risks shaming that person, a loss of face, if they are unable to answer it. One way to avoid this issue is to invite participants to write down questions and hand them to the person first, who can then chose which to respond to. In some cultures, it would feel inappropriate for a participant to decide unilaterally on an action at the end of an action learning cycle without having first run the idea past their line-manager for approval. This may partly be indicative of where decision-making authority is held in that hierarchy. It can also signal deference to or respect for an authority figure. One way to address this would be for a participant to relate back to the group at a subsequent meeting on what actions have been agreed. When using a peer-consultancy version of action learning, in which participants are invited to offer suggestions for consideration as well as questions, particular challenges can arise. In some cultures, participants may feel compelled to accept the first suggestion that is offered, or to agree to whatever is suggested by a perceived authority figure. Again, writing down questions to offer a presenter can help to address this. When using an appreciative version of action learning, in which participants help a person to identify what personal and contextual factors contributed to the success of an initiative, there can be challenges too. In some cultures, it can turn into a praise-party, with participants wanting to affirm the presenter rather than to tease out success factors. One way to address this is to allow space for praise first, then to move onto the more structured process. In other cultures, a presenter may feel uncomfortable to comment on what they did well personally in case it sounds immodest. Two possible ways to address this are to invite the presenter to comment on what other people may have noticed about his or her contribution, thereby attributing the qualities to a third-party perspective rather than their own, or to depersonalise it as ‘This happened’ rather than ‘I did this.’ I am deeply indebted to all of the participants in this initiative who contributed so richly to our learning and ideas. I’m a recovering perfectionist. Perhaps I’ll never fully get over it, but the first step is at least to admit it. In the olden days when we used to write things like letters, essays and reports on paper with a typewriter or pen (some of you won’t remember that far back), I can recall clearly a sense of dismay if I made a mistake at the end of a sheet, and ripping it up to start all over again. The thought of a crossed-out word, or Tippex, was far too painful to contemplate. Everything had to be…perfect. This kind of perfectionist streak can be a blessing and a curse. On the one hand, it can drive us to achieve dizzying heights that would otherwise seem impossible. On the other hand, it can leave us permanently frustrated, disappointed or exhausted. We may spend inordinate amounts of time and energy on tasks and relationships, where ‘good enough’ really would have been good and enough. There’s an opportunity cost too: I’m wasting resources that would be better used elsewhere. Yet perhaps the most dangerous dynamic is if and when we begin to impose those same standards, expectations and demands on other people; irrespective of what the situation or relationship itself calls for. This is a risk of ‘red pen leadership’ – where a leader or manager (or, perhaps, parent or partner) takes issue with every slightest detail in another person’s e.g. appearance, performance or behaviour, to the point where the other person is left feeling damaged, diminished or despairing. If you have perfectionist tendencies or are leading-coaching others who do, there are some useful insights from psychology that can help, e.g. psychodynamic: ‘What has happened to you that makes perfection feel so critical?’; Gestalt: ‘What are you not-noticing here and now?’; cognitive: ‘What assumptions are you making about who or what’s most important?’; systemic: ‘What cultural factors are driving your behaviour?’ I’m learning to breathe, pray, relax, be more pragmatic – and forgive. My daughter is a guinea pig. This afternoon in the bright sunshine, I invited her to take part in an experiment. First, we stepped out into the street and, gesturing to a line of cars parked at the roadside, I asked, “If you were to buy a car, what colour would you choose, or definitely not choose?” She answered, “I’d love a white car.” “OK,” I replied, “let’s go for a walk into town and back. Your task is to count every white car that we pass. If you have the same number as me when we get back here, I will give you £10. How does that sound?” She grinned and willingly agreed.
An hour later, we stopped back where we had started and I asked her, “So, how many red cars did you see?” She looked at me blankly. “I didn’t see any red cars. I counted 206 white cars.” In fact, we had passed 93 red cars, yet she had been so focused on the white cars that she hadn’t seen a single one. This simple experiment illustrates an important psychological phenomenon known as selective attention: “The ability to pay attention to a limited array of all available sensory information…a filter that helps us prioritize information according to its importance.” (Bertram Ploog, 2013). Gestalt psychotherapist Geoff Pelham comments that, in any given relationship or situation, we notice who or what matters most to us (The Coaching Relationship in Practice, 2015). This idea of who or what matters most reflects beliefs, values and emotions. In this exercise, my daughter was influenced and motivated by her beliefs (that this experiment would serve some useful purpose), values (the prospect of a £10 reward) and emotion (her choice of a colour she likes). These factors combined to ensure concentration on a task (counting white cars) that required selective attention. Why is this insight significant in our work with people? The principle extends beyond literal-visual perception to deeper psychological processes too. Our beliefs, values and emotions subconsciously influence our focus and act as filters. We construe personal-shared narratives based on what we perceive. Such narratives appear to us as-if reality, as-if totality, and often without any awareness of who or what we have excluded. As such, narratives always point to and reveal, implicitly, who and what matters most to a person, group or culture, rather than to a definitive account of reality per se. A key question is, therefore: who or what are we, and others, not-noticing? If we can enable a shift in perception, a re-shaping of a narrative, what then becomes possible? See: The Art of Looking: Eleven Ways of Viewing the Multiple Realities of our Everyday Wonderland. ‘They may forget what you said, but they will never forget how you made them feel.’ (Maya Angelou) It was a dire and inspiring experience, a hospital for children with severe disabilities in a desperately poor country under military occupation. Conditions were severe, the children were abandoned by their families and the staff were often afraid, suspecting the children were demon-possessed and, therefore, holding them disdainfully at arms’ length. A fellow volunteer, Ottmar Frank, took a starkly different stance. He was a humble follower of Jesus and I have rarely witnessed such compassion at work. I asked him what lay behind his quiet persistence and intense devotion. He said, ‘I want to love these children so much that, if one of them dies, they will know that at least one person will cry.’ Ottmar’s words and his astonishing way of being in the world still affect me deeply today; the profound impact of his presence, and how my own ‘professional’ support and care felt so cold by comparison. I remember the influence he had on others too – how, over time, some others started to emulate his prayer, patience, gentle touch and kindness – without Ottmar having said a word. It invites some important questions for leaders and people, culture and change professionals. If we are to be truly transformational in our work, how far do we role model authentic presence and humanity, seeing the value in every person and conveying through our every action and behaviour: ‘You matter’? |
