There’s an old Taoist story. It teaches that the answer to everything that goes apparently well or badly is maybe. ‘I got a new job. That’s great, isn’t it?’ Maybe. ‘I just crashed my car. That’s terrible, isn’t it?’ Maybe. The reason for maybe is that we don’t know the wider context or consequences of any encounter or event. We cannot predict all the ripple effects, some of which may continue down through the years or into completely different relationships or parts of the world. What we construe as a curse in the moment may turn out to be a blessing in disguise and vice versa. It’s complex.
Some of this is about framing and re-framing. We can view the same situation, the same moment, through different metaphorical lenses and see what different pictures emerge. Take, for instance, a change in any team in any organisation. The change will have pros and cons – and different pros and cons depending on which stakeholder perspective we or others view it from. It could touch on, say, wider roles, relationships and resources. Maybe depends on viewpoints and values: who is impacted and how, what it means psychologically and culturally and how it feels for them and others. Maybe is also about time lags and time-frames. A change that creates pain now may result in positive benefits in the future or vice versa. An action we take here and now could trigger unintended consequences, a chain reaction down the line that we could never have imagined or anticipated. As such, maybe calls for openness, curiosity and humility. It calls us - and clients - to learn to approach 'knowing' and 'certainty' in tentative spirit, particularly in fluid (VUCA) environments. For me, it calls for prayer and patience too, to seek God’s insight and wisdom. What does maybe mean for you?

What sense do you make of categorical, definitive statements? For example, ‘This book is excellent.’ ‘That person is annoying.’ Could it be that such truth claims say more about the person making them, perhaps also about the beliefs and values of the cultural worlds they inhabit, than who or what they are referring to? In coaching, what could they reveal about embedded, hidden and often subconscious assumptions, perspectives, constructs, needs, hopes, fears and expectations?
I had a difficult conversation tonight. Some close neighbours have 2 dogs that they leave outside barking and a son that kicks his football against the wall, fence and bins. The noise, the persistent intrusive disturbance, drives me crazy. I tried to tackle it in polite conversation but it ended badly. The neighbour was angry and frustrated with me and slammed the door with a loud bang as the conversation came to an abrupt end. I walked away feeling shaken, disappointed and stressed. It is easy to imagine the kind of statements we could now be making about each other inwardly and, perhaps, outwardly in conversation with others. ‘That bloke is so inconsiderate!’ ‘That guy is so over-sensitive.’ It’s as if the statements we project convey objective, incontrovertible truths about the other, statements of what-is rather than statements of subjective opinion, of cultural possibility and, at a deeper level, of veiled revelations of how we are feeling and the pain and hurt of unmet need. I worked with one leader, Richard Marshall, who took this principle very seriously. Every time I or another made a definitive statement, he would challenge us to personalise it. So, for example, ‘This meeting is a waste of time’ would be reframed as something like, ‘I feel frustrated in this meeting and would prefer to do X’. The effect was transformational. It surfaced underlying values and needs and made them explicit. So, is my neighbour unreasonable? I don’t know. I just need peace and quiet. Some years ago, I had the privilege of editing a ground-breaking book by Wai K Leong on coaching in an Asian cultural context. My interest and curiosity had had been sparked by some intriguing issues and dynamics I had encountered in my own attempts to coach people from countries including Singapore, Indonesia, Myanmar and Vietnam – with mixed success. More recently, I was invited to coach someone from the Philippines and the same issues arose. What I have encountered here tests the limits of Western coaching models and raises important questions for cross-cultural work.
Take, for example, a typical Western goal-orientated coaching question such as: ‘What do you want to do in the future?’ In the West, it sounds simple and straightforward… yet the question itself is loaded with implicit cultural assumptions about, e.g. aspiration, autonomy and time. Autonomy is particularly significant in an Asian context where cultural beliefs about the individual in relation to e.g. authority, responsibility, family, interdependence and relationships are absolutely fundamental. In light of this, I have been exploring and experimenting with alternative Asian cultural framings. I tried a shift away from, ‘What do you want to do in the future?’ and towards a different pattern of questions: ‘What is your greatest hope for your family?’, ‘What is your family’s greatest hope for you?’, ‘What is your greatest hope for your own future?’, ‘How might you work through any differences to find a solution that is acceptable for both your family and you?’ The client’s face lit up and she smiled: ‘Now you are starting to understand Asian culture!’ I’m very interested to hear from others who have experienced cross-cultural coaching. How did you do it – and what did you learn? ‘Thud…BANG!’ At its worst, it’s every 2.7 minutes. They go off every day, 24 hours a day, 7 days a week, 9 months a year, where I live. Farmers use these gas guns – which are like small canons – to attempt to scare birds from their crops. They are very loud…and largely ineffective. In an attempt to improve their effectiveness, farmers are increasing the number they install in their fields and the frequency of the bangs. It’s as if more canons and more bangs will scare away more birds.
The problem is: it doesn’t work, it drives local residents crazy and it is actually counter-productive. Research shows that birds quickly ignore the bangs. They realise there is no actual threat. The more the bangs, the more the birds become immune to them. In fact, research also shows that, over time, the birds are actually attracted by the bangs, using them to locate sources of food. So, apart from the dubious ethics of using these guns close to residential areas, what is going wrong here? The simple answer is that these farmers have inadvertently locked themselves into a pattern of faulty assumptions and self-defeating behaviour. Their desperation to protect their crops drives them away from rational thought to a more defensive and defended stance. If they could find a way to step back far enough to revisit the results they desire and the factors that support or undermine them, they could potentially discover new tactics that would make a more positive difference. Organisations call this stepping back to examine and challenge implicit assumptions, to reflect on and address causal and influencing relationships, strategy mapping or creating theories of change. Professionals who apply the same principles to their work call it reflective practice. It’s about being willing to pause-reflect-act in the midst of the busy-ness of doing in order to think widely and deeply, conduct research, learn from experience and produce better results. How do you do it? What’s your angle? We use this expression to check out a perspective, a way of seeing things, of presenting things. The angle itself is designed to convey something as interesting, eye-catching, novel, unique. There’s another way of thinking about ‘angle’ too. A friend commented yesterday that, if we look at a protractor, we see how a slight shift at the centre leads to a significantly different end point at the perimeter. The shift represents a change of direction and trajectory.
So here we are at the start of a New Year. The decisions, the angles, we take, here and now, will influence where we finish in the future. They may seem small and insignificant in the moment yet, each time we change our angle, the direction in which we face, we change our trajectory too. In many aspects of life, the cause-and-effect consequences are not as linear and predictable as lines on a mathematical tool. Nevertheless, it’s as if every choice and decision, in some way, counts. We can also look at our lives, circumstances, choices and decisions, from different angles. Leaders, coaches, OD and trainers refer to this as ‘reframing’. It could involve, say, looking at ourselves, our relationships and situations through different metaphorical frames or lenses, from different angles or vantage points, from different points in time or stakeholder perspectives etc. This can open up new insights and possibilities that may otherwise lay obscure or hidden to us. I believe this is where coaching to develop critical reflective practice can be so important, valuable and useful. It can enable us to grow in awareness of our beliefs, values, assumptions and preoccupations – our default angles, if you like. It can enable us to consider fresh options and implications that will guide our focus, attention, behaviour, decisions and actions. It can enable us to live authentic lives and to work with greater insight and freedom. So – what’s your angle? ‘Being in the question is wondering what things mean instead of assuming you already know…It involves treating your first thought as a hypothesis rather than as a statement of truth…It means being willing to learn something new about a situation. The first step is to consider the possibility that the situation may not be as it seems.’ (Latting & Ramsey, 2009)
I was encouraged to glance at this book, Reframing Change, recently after having posted a blog on a similar theme. I love the idea of ‘being in the question’. Posing a question is the act of projecting an inquiry outwards. By contrast, being in the question is about our own presence, attitude and stance – a spirit of humility, openness and curiosity – and a willingness to invite challenge. It’s so different to proposing a solution. At times, we jump to answers too quickly, draw conclusions too rashly and potentially miss a deeper meaning, a greater significance that could change our thinking, our lives, our organisations, our world. This is a high cost of our do-it-now, instant, everything-in-the-moment, high speed culture. We lose the ability to reflect and to…....wait. Perhaps being in the question is one reason why e.g. Jesus and Socrates had such a profound impact. Perhaps it is why coaching and therapy can be so transformative. Perhaps it is why rediscovering not-knowing is a theme in so many books on leadership and change today. Two questions: How far are you ‘being in the question’? How are you enabling others to be so too? 'What are you not noticing?’ What an odd question. How can I notice what I’m not noticing? It sounds, feels, like a paradox. I first heard this question during a Gestalt workshop posed by the legendary Malcolm Parlett. And then, next: ‘What are we not talking about?’ So now we’re supposed to talk about what we’re not talking about?! Weird. Mind-bending. An intriguing adventure.
I took part in a workshop with Tuku Mukherjee. He drew a black dot in the middle of a blank sheet of flipchart paper. What did we see? 'A black dot'. What did we not notice? The white background. Or you may have tried the selective attention test where you are invited to watch a basketball game and count the number of bounces or passes. How is it that we miss the gorilla walking by? Such insights and ideas sparked the start of my own journey into not-noticing. What am I not noticing? It has profoundly influenced my leadership, OD and coaching practice. What are we noticing? What is captivating us, holding our attention? What have we become fixated by? And, What are we not noticing? Who or what is lying in the background, hidden in plain sight? Our noticing is filtered by e.g. language, beliefs, values, assumptions, cultures, paradigms, interests, experiences, expectations and emotional states. Not-noticing enables us and our clients to focus, simplify and make sense of the world. Yet it can blind us to all kinds of insights, ideas and possibilities. A coach friend commented recently that he keeps annoying clients and is not sure why. He likes to challenge people’s thinking but they don’t always respond well. I asked, ‘Have you contracted first with your clients about how you will work together?’ Great questions at the outset can be, ‘What are we here to do?’ and ‘How shall we do this?’ It creates opportunity to discuss and agree what to focus on and what kind of relationship and ways of working will be most useful. I had another experience where contracting proved valuable. I had joined an organisation as a new team leader and one of my team members led a presentation. Afterwards, she asked if I could give her any feedback. I asked with a smile, ‘Are you asking for affirmation – or critique?’ ‘I’m so glad you asked that’, she replied. ‘I’m really just hoping I impressed you as my new boss!’ That opened a very different conversation about how we would like to work together in the future. What we are talking about here is similar to a counsellor establishing a 'therapeutic container’. It’s about creating psychological, relational boundaries, focus and ground rules together that enable honest, robust conversations to take place (high in support and high in challenge) without feeling threatened – because that’s what we’ve agreed to do in that context. We can renegotiate the terms of engagement as time or things move on or if the context for the relationship changes. I worked as coach with a leadership team that was struggling with internal conflict. It felt caught in a vicious cycle and couldn’t find a way out of it. I invited the team to imagine a team meeting that, by contrast, felt incredibly inspiring and effective. They painted a vivid picture of a very positive team experience. ‘What were you and others doing that made the difference?’ They agreed behaviours, began to practise them and the team’s experience was transformed. The core principle here is about making the implicit explicit. Rather than assuming that different people share the same underlying assumptions and expectations, raise them to the surface – especially if establishing new relationships or working with people from different backgrounds. ‘ I think a great outcome would be X. Is that what you think?’, ‘I see my role in this as X and yours as Y. How do you see it?’, ‘I’d find it useful if you would X. What would you find useful from me?’ If things feel tense or stuck, I find it useful to imagine myself speaking from an observing place, as if I’m standing outside of the room looking in, and comment dispassionately on what I’m noticing here-and-now. ‘I’m aware this conversation is going in circles without moving forward…and I’m wondering how we might approach this differently to get a different result.’ It invites insight from the other person too and opens opportunity to contract to solutions that will work for both. Why think outside of the box when you could dispense with the box altogether? Rosabeth Moss-Kanter commented recently on Twitter that ‘To lead real change, it’s not enough to think outside of the box. We need to think outside of the building.’ It reminded me of Chris Argyris who, some years ago, coined the phrase ‘learning loops’ to describe different levels of learning and application:
Single loop learning asks the question, ‘Are we doing this right?’, e.g. ‘Do we have a clear agenda for today’s meeting?’ Double loop learning steps back to ask, ‘Are we doing the right things?’, e.g. ‘Is a meeting really the best way to do this?’ Triple loop learning steps back further still to ask, ‘How do we decide what is right?’, e.g. ‘Are we focusing our attention on the most important things?’ Each step back brings new dimensions into the frame, surfacing and thereby opening assumptions to challenge. I think of it like concentric circles, ripples on a pond, ever moving outwards from the initial point of impact or concern. It exposes wider systems. It shifts the focus onto broader cultural or contextual issues in order to make sense of and take decisions within a narrower domain. There are some parallels with strategic, tactical and operational lenses, aimed at ensuring effectiveness. Peter Drucker commented: ‘Nothing is less productive than to make more efficient what should not be done at all.’ How much resource do we waste in organisations inadvertently paying one person or team to burn the proverbial toast and another to scrape off the burnt bits? So we are really looking at how to ask fundamental questions. ‘What is the purpose of our organisation in the world?’ I mean existentially or spiritually, not just pragmatically. 'Why are we here?', ‘What is shaping our values?’, ‘What are we aware of?’, ‘What are we blind to, filtering out?’, ‘What matters most to us, and why?’, ‘Why are we doing things this way?’, ‘Who or what is really driving this?’ This type of critique is where things get tricky and, potentially, revolutionary. Organisations, as people, shape their own perception of reality, what is real and what is true, by the way they construe situations, the narratives they create to explain their experiences, the rationalisations they use to justify their actions etc. And most of this is subconscious, hidden behind cultural filters and defences. Deconstructing the box entails a willingness to acknowledge it first – to explore and reveal the unspoken, the unspeakable, the not-yet imagined. As leaders and coaches, it calls for vulnerability and courage. It demands a preparedness to challenge and be challenged, to open our eyes, perhaps pray, to expose our limits, our assumptions, our implicit collusion with what is and what appears to be. How would you describe your coaching style? What questions would you bring to a client situation?
In my experience, it depends on a whole range of factors including the client, the relationship, the situation and what beliefs and expertise I, as coach, may hold. It also depends on what frame of reference or approach I and the client believe could be most beneficial. Some coaches are committed to a specific theory, philosophy or approach. Others are more fluid or eclectic. Take, for instance, a leader in a Christian organisation struggling with issues in her team. The coach could help the leader explore and address the situation drawing on any number of perspectives or methods. Although not mutually exclusive, each has its own focus and emphasis. The content and boundaries will reflect what the client and coach believe may be significant: Appreciative/solutions-focused: e.g. ‘What would an ideal team look and feel like for you?’, ‘When has this team been at its best?’, ‘What made the greatest positive difference at the time?’, ‘What opportunity does this situation represent?’, ‘On a scale of 1-10, how well is this team meeting your and other team members’ expectations?’, ‘What would it take to move it up a notch?’ Psychodynamic/cognitive-behavioural: e.g. ‘What picture comes to mind when you imagine the team?’, ‘What might a detached observer notice about the team?’, ‘How does this struggle feel for you?’, ‘When have you felt like that in the past?’, ‘What do you do when you feel that way?’, ‘What could your own behaviour be evoking in the team?’, ‘What could you do differently?’ Gestalt/systemic: e.g. ‘What is holding your attention in this situation?’ ‘What are you not noticing?’, ‘What are you inferring from people’s behaviour in the team?’, ‘What underlying needs are team members trying to fulfil by behaving this way?’, ‘What is this team situation telling you about wider issues in the organization?’, ‘What resources could you draw on to support you?’ Spiritual/existential: e.g. ‘How is this situation affecting your sense of calling as a leader?’, ‘What has God taught you in the past that could help you deal with this situation?’, ‘What resonances do you see between your leadership struggle and that experienced by people in the Bible?’, ‘What ways of dealing with this would feel most congruent with your beliefs and values?’ An important principle I’ve learned is to explore options and to contract with the client. ‘These are some of the ways in which we could approach this issue. What might work best for you?’ This enables the client to retain appropriate choice and control whilst, at the same time, introduces possibilities, opportunities and potential new experiences that could prove transformational. |
