A good friend in the police service once commented how he would arrive at work each day, put on his uniform and spend the rest of the day ‘impersonating a police officer’. He had a clear idea in mind of how a police officer would typically speak and behave and so consciously acted it out. It was like playing a role in a theatre with the uniform acting as both costume and psychological prop.
A young girl working as a prostitute on the streets of Bangkok told me how she always used a pseudonym when working with clients. This name kept her real identity hidden and provided her with an alternative persona. By doing this, she was able psychologically to disassociate and protect her ‘true inner self’ from the separate persona that was engaging in sexual acts with strangers. A priest spoke of the pressures he felt to live a public life under constant moral scrutiny. By wearing a dog collar, he identified with a faith, a role and a calling that demanded high levels of personal integrity. Over the years, he struggled and found ways to live a more integrated and authentic life commenting that, ‘the real question is not how to be a priest but how to be oneself who is a priest.’ The first example here is of a person who found ways to fulfil a role by copying the behaviours of role models within that specific professional culture. The second is a person who learned to survive by deliberately separating herself psychologically from her persona-in-role. The third is a person who sought to find ways to live out a role by becoming more truly himself within that role. I’ve worked with numerous leaders who have experienced similar challenges. How to live and cope with one’s own expectations of leader and leadership as well as those imposed by the organisation or culture, not to mention the actual or imagined expectations of the board, peers and staff. It can feel stressful, daunting, isolating, debilitating and anxiety-provoking. It can result in burnout. Sometimes it’s a case of ‘impostor syndrome’ where a person believes he or she has been appointed to a role under some assumed false pretext or mistake. In such a situation, the person may put on a brave face and live in continual fear of being found out. ‘Sooner or later, they will discover that I’m not as good or capable as they think I am.’ It’s a form of exaggerated negative self-evaluation. I’ve experienced similar pressures myself, especially 6-12 months into a new job. During the first 6 months, I tell myself it’s OK not to know everything because I’m new. There comes a point at which, however, I risk placing expectations on myself that I should now know more than I do. It’s a type of personal anxiety (fear of failure) combined with social anxiety (fear of being negatively evaluated). One coping strategy is to wear a metaphorical mask like a stage actor. The problem is that it’s the same phenomenon the word ‘hypocrite’ points towards: literally, one who pretends to be what he or she is not. It lacks reality and authenticity, takes considerable energy to sustain and can lead to stress and exhaustion. It prevents the person being and contributing their best, as they really are. There are spiritual parallels in Christian theology where people are both challenged and encouraged to ‘move into the light’ or to ‘live in the truth’ where everything is exposed for what it really is. It’s as if we need to find a space, a relationship, where we can see clearly and be totally honest, real and accepted in order to build out from that place. It’s about learning honesty, integrity and peace. It’s like the equation: ‘trust = risk + support’. A person is more likely to open up, to be real (which can feel risky) if, when he or she takes such a step, they experience genuine acceptance and support. It reduces anxiety, helps the person think more clearly and creatively, fuels their energy and motivation, enables them to hear critical feedback and builds trust for the future. Various coaching and therapeutic schools draw on similar principles, e.g. providing unconditional positive regard (e.g. person-centred); enabling a person to question and test their beliefs and assumptions in order to get a better sense of what is real (e.g. cognitive behavioural); experimenting with new behaviours to discover new experiences and ways of being and doing (e.g. gestalt). In my coaching work with a leader, I may encourage him or her to explore and grow using a range of approaches, e.g. draw graphic images, select objects/symbols or strike physical poses that depict (a) their idea of the leader they believe the organisation or others expect them to be and (b) the leader they believe they are or aspire to be, then explore the commonalities and differences. Alternatively, I may encourage the person to experiment wearing different types of clothing, to practice holding themselves in a variety of postures, to speak in different volumes or tones of voice to explore which they feel most comfortable with, to find a physical expression that best enables them to be who they are. I may encourage the person to brainstorm what they believe others expect of them, believe about them as a leader and to test those assumptions openly with others. I may encourage the person to vividly imagine themselves as e.g. a humble, confident, capable leader and to role play it focusing on real scenarios, reflecting on thoughts, feelings, behaviours and responses as we do it together. I may provide the person with toy figures and invite him or her to create a configuration of their current key relationships (e.g. leadership team), then ask them to move the figures into different configurations to reflect on how that feels and what insights emerge. I may also invite them to reflect on past life or work experiences that have felt very similar (e.g. family, previous teams). I may encourage the person to step back and consider what their own experience might point towards culturally or systemically. If, for instance, the leader feels unsafe to be honest, what light does that shed on, for example, what is considered acceptable and unacceptable culturally within that environment and what can the leader do practically and realistically to influence positive change. What makes a great influencer? What influences you? What have been your best and worst experiences of influencing other people? What have you found makes the difference?
Influence is sometimes described as the art or psychology of persuasion. It’s about creating a shift in a person or group’s beliefs, thinking, feelings, attitudes, actions or behaviour. We’re influencing all the time through our everyday social interactions but not always in the ways we would hope for. For example, as you read what I’m writing here, your own views about influencing will be affected at some level. It could strengthen your existing beliefs or create a shift, no matter how small. The art of influencing is at heart about enabling a shift in the direction that the influencer hopes for. This implies at the outset that influence demands intentionality. It implies a deliberate act, a strategy or sorts, with a particular goal in mind. This intention is not always clear, however, even to the influencer. We’re not always sure what influences our own behaviour, even if we rationalise or post-rationalise it at a conscious level. So, for instance, I could tell and convince myself that I’m behaving or acting in a certain way because that explanation feels more personally or socially acceptable, even if deeper factors or motivations are at work at subconscious or unconscious levels. Assuming for argument’s sake that I have a clear and conscious intention or goal in mind, what can I do to create a shift in another towards my desired direction? As a leader or manager, I could use my positional power to demand a change in action or behaviour. It could result in compliance to achieve reward or avoid punishment, or resistance as an effort to avoid the change. It’s unlikely, however, to change the other party’s underlying beliefs, values, attitudes etc. in the way that I may hope for, especially if I want to achieve transformational and sustainable change. This is of course one of the critical challenges of change leadership: how to move a person or group to a psychological place where they choose freely to change without coercion or external pressure. It’s the same kind of challenge faced by trainers and marketeers: how to influence people’s attitudes, choices and behaviours without access to formal power or authority to ensure those changes happen. It begs interesting and important ethical questions, e.g. how to achieve a shift without unethically manipulating people or groups, especially those who are vulnerable. In my experience, a key factor in influencing is understanding what matters most to other people. This is often the starting point for market research, surveying targeted populations to find out what they choose and why. If I understand what matters to you, what you value most, I can frame my product, service, idea, argument, language etc. in terms that will make it feel familiar, acceptable or attractive to you. In advertising, I may use people or images you consider iconic, admirable, inspiring or trustworthy to build a psychological bridge towards you – and to entice you to cross it. The same principles apply to influencing in the workplace. Recognising that employee engagement influences talent retention and organisational performance, many organisations conduct staff surveys, pulse checks, focus groups etc. to understand how the organisation feels to those who work for it. Such surveys provide opportunity for leaders and staff to influence the organisational culture and climate and for staff to influence what leaders pay attention to. Some of the more sophisticated surveys check ‘what matters most to you’ alongside general satisfaction scores. Many organisations also use a whole variety or initiatives including competency frameworks, performance management systems, reward and recognition strategies to identify, publicise, affirm and reinforce behaviours that leaders consider most valuable for the organisation. All of these processes aim at some level to influence perspectives, attitudes and actions. The leadership agenda involves not only understanding what matters most to staff but influencing what people will choose in order to align personal choices and decisions with what the organisation wants or needs. So, what are the key factors that enable us to be effective influencers? Firstly, have a clear and explicit intention. If we have mixed or hidden motives, we lack integrity, others will pick it up intuitively and it will undermine trust. If you’re unsure what your true motives are, reflect on this honestly with a critical colleague or friend beforehand. Secondly, research and understand what matters most to other people. If we can tap into others’ language, culture, values and goals and address them well in what we propose, we are more likely to build bridges and achieve win-win solutions. Thirdly, have a clear sense of what we want others to think, feel or do differently. This enables us to design and communicate messages clearly. I often ask myself before presentations or meetings, for instance: ‘What do I want people to think, feel and do as a result of what I do today?’ Fourthly, reward changes in ways that others value and appreciate. If we ask those we seek to influence, for instance: ‘How do you want to do this?’, ‘What would make this worthwhile for you?’ or ‘What would make a great outcome for you?’, it demonstrates humanity, relationship, humility and respect. I took part in an ‘immunity to change’ coaching psychology workshop this week. Based on work by Kegan and others, we looked at how and why personal and organisational change can be so difficult to achieve and sustain. The notion of immunity is taken from the physiological system where the immune system serves to protect and preserve. The psychological parallel could be regarded as an anxiety management system, designed to protect us from feelings of insecurity and threat.
The psychological immune system provides relief from anxiety. It enables us to function in the world, to maintain a degree of psychological health. The problem is that we can become locked in defended patterns of belief and behaviour, often out of conscious awareness, that prevent us facing fresh challenges and growing in resilience by surfacing, confronting and working through our deepest fears. It’s as if we become subject to our beliefs and assumptions, rather than choosing them. In the workshop, we worked through a 4-step process known as creating an X-ray or immunity map. Draw 4 columns on a sheet of paper. In the first column, write down the ‘one big thing’ about yourself that, if you could change and achieve it, would make a significant positive difference in your life and work. You may want to take feedback from others too. For example, what do key colleagues believe would make the biggest positive difference to your performance at work? In the second column, write down what you do (or, conversely, don’t do) that works against you fulfilling that goal. In other words, how do you actually behave in practice that’s different to the ‘one big thing’ that you want to characterise your behaviour in the future? Try to be very specific. ‘I do X’ or ‘I avoid doing Y’ rather than describing feelings or states of mind. You may want to ask others for feedback too on what they observe you doing or not doing, e.g. in the workplace. In the third column, start first by vividly imagining yourself behaving in real situations in the opposite way to how you described yourself behaving in the second column. Try focusing on those behaviours and situations that could feel most scary, threatening or dangerous. Allow yourself to really feel the feelings, to feel the deep discomfort, anxiety or pain that such behaviours and situations evoke for you. You may find this best to do with a coach who can provide appropriate support. In the fourth column, reflect and write down the core beliefs and deep assumptions you are carrying that lead to the feelings you are experiencing. These are often assumptions drawn from childhood experiences, e.g. ‘I must do everything perfectly if I am to be loved and accepted by others.’ Such assumptions are often unspoken, subconscious beliefs that guide our thinking, feeling and behaviour. Again, it can be useful to work with a coach to help you tease out such beliefs. This 4-step process is designed to surface underlying beliefs and assumptions that have such a powerful influence that they hold our current behaviours in place. They are the subconscious anchors that can hold us back from changing. By surfacing and ‘objectifying’ our beliefs, we have opportunity to weigh them up, examine and challenge their validity. How true are they? What evidence supports them? How well do they serve us? What alternatives could be more realistic and releasing? We closed this activity by setting up four chairs in the room, each representing one stage of the process. The person acting as ‘client’ would sit in one seat at a time while the coach coached them through that stage of the process. On completing one stage, the client would move to the next seat. We also experimented with physicality too, inviting the client to act out their goal at the first stage and their feelings at the third stage. The impact was dynamic, vivid and visual. According to the theory underpinning this approach, change efforts fail if they address profound issues at a surface, technical or behavioural level without attending to underlying psychological dynamics too. Deeply held beliefs and assumptions act like an elastic band, pulling the person back to where they started once the pressure to change is released. If the person or group is enabled to explore their personal and wider cultural beliefs, genuine transformation becomes possible. ‘Could you be more direct?’ I took part in a 2-day workshop recently, a Gestalt approach to conflict, challenge and confrontation in groups. There were 12 in the group, mostly therapists of one kind or another, and we started by introducing ourselves in 2s. ‘This is my life’ in 5 minutes. Next, after each had spoken, we commented on what we had noticed. ‘We’re the same in that…’ and ‘We’re different in that…’ It drew our attention to what we notice in first encounters and how we tend to deal with sameness and difference in groups.
There’s something about sameness that can provide a sense of comfort, of security, of being part of something bigger than ourselves. When we feel insecure, we may seek out points of sameness in order to build rapport, establish connection and thereby reduce our anxiety. Safety in numbers. In this context, difference can feel distancing, even threatening. If we continue to focus on sameness, an awareness of group identity emerges, a feeling of belonging, a sense of differentiation between the ‘us’ and the ‘not us’. This is an important principle in group and inter-group dynamics. The inclusive dynamic that creates a sense of group within a group is the same dynamic that can exclude others. If we focus exclusively on sameness within our group and on difference between our own group and other perceived groups, we create boundaries between us. If difference emerges within our group, we may ignore or resist it because it doesn’t fit the group norm, the norm we have subscribed to in order to feel secure. This can lead to collusion and group think. A way to break through unhelpful group and inter-group barriers is to acknowledge what the group provides for us, its functional value at a social psychological level, and yet also to draw our attention to the differences between us within the group and the similarities between us (or at least some of us) and those (or at least some of those) in other groups. This has the effect of raising fresh awareness, reconfiguring group identities, enabling us to see different patterns of sameness and difference and thereby fresh possibilities. A later activity in this workshop was to practice immediacy. We split into two groups. One group sat in a circle in the middle of the room, the others around the outside observing those in the inside circle. The inside group was invited and encouraged to practise speaking very honestly, clearly and directly with one another. The conversation started.‘I would like to facilitate the group.’ ‘I’m happy for you to facilitate.’ ‘I feel anxious.’ ‘What do you feel anxious about?’ ‘I feel anxious in case those on the outside judge my performance.’ It continued. ‘If I lose interest, I will check out.’ ‘What will checking out look like, what will we see?’ ‘I will gaze out of the window’.‘What do you want us to do if we see you gazing out of the window?’ ‘Call it.’ ‘I don’t know what you are thinking or feeling and I want to know.’ ‘Why is that so important to you?’ ‘Because I don’t feel a connection with you, I feel distant from you.’ Our task was to focus on what was happening within and between us here and now and to articulate it openly and courageously, even if it risked evoking conflict. Asking, ‘What is happening here and now?’ is such a powerful question. It draws attention of a group away from a topic, issue or abstraction into the immediate moment. ‘I’m thinking…’, ‘I’m feeling…’. The impact in the workshop group felt both profound and electric. To ask, ‘What is going on for me now?’ is a great way of establishing contact with myself. To articulate what I am thinking and feeling in a group or to hear others do the same invites others to be open too and, thereby, builds the quality of relational contact within the group. This can prove tricky cross-culturally, especially where it could be considered inappropriate, disrespectful or even offensive to speak out in a group. In other situations, it may simply feel too risky to acknowledge openly what I’m thinking or feeling. The challenge in this workshop was to experiment with being more open, less constrained, than we would normally behave. ‘If I asked you on a scale of 10 how honest and up-front you are in groups, what would you say? What would really happen if you were to ratchet it up a notch?’ I was challenged when leading a seminar on culture last week. I was explaining how people in an organisation I work with are committed to establishing and maintaining authentic relationships when the challenge came: ‘What does that mean in practice? Are people ever really authentic?’ These are great questions. Authenticity is a difficult value to work through practically, psychologically and culturally. After all, it demands awareness, intentionality and behaviour all aligned around an ethic of truthfulness. It implies openness and honesty, a commitment to integrity.
What happens if a person, group, community or organisation lacks self-awareness, has mixed motives and agendas, confuses its own assumptions or perspective with ‘truth’ per se? What happens if being open and honest about a feeling, an opinion or an evaluation is discouraged culturally? I did some work with an organisation in East Africa. People were reluctant to provide honest critical feedback if it threatened relationship. Relationships form the essential cultural web that supported individuals through unemployment, ill health and other difficult circumstances. I also did some work in South East Asia. Social harmony and relationship were regarded as primary. What does it mean in that environment to be authentic? Is it right to place personal honesty above cultural values of harmony and respect? These are difficult issues for Westerners to deal with. In some ways, it’s not so different in the West. In Europe, for example, Germans or Dutch are regarded as more blunt, direct, than the British. Behaviours that would be regarded as culturally acceptable and even right in one environment would be regarded as insensitive or rude in another. The Bible offers helpful words of advice: ‘speak the truth in love.’ Act with honesty and integrity but do so in a spirit of humility and love. Weigh up the consequences for others. Be sensitive to cultural values. Speak only insofar as it genuinely serves the best interests of others. It's sometimes difficult to know what our true intentions are, how our actions will impact on others, what values others hold dear, what is in the best interest of others and from whose perspective. A preparedness for honest self examination, critical feedback and guidance is therefore essential. The organisation I work with tries to balance authenticity with values of equal importance: partnership, passion and impact. This provides a guiding framework, a self-balancing mechanism, for navigating change and relationships. It’s not always easy but it establishes a clear intention. It’s about valuing the person, the group, the community, the relationship. It’s about seeking to nurture and inspire passion and positive motivation. It’s about focusing on the most important things, those things that make the greatest difference for good. And it’s about speaking the truth – in love. It’s one thing to have insight. It’s quite another thing to have the skill to apply the insight to influence change. I first noticed this whilst working with a team of change management professionals. The team leader had an impressive ability to shift people’s perspectives and practices by his skilful influencing approach.
I worked with another leader who demonstrated similar skill. I often had similar insights to him during meetings but noticed how masterfully he was able to shift the whole direction of the conversation. It was his personal presence, skilful framing of issues, quiet assertiveness that made the difference. I worked with a leadership development consultant. His style was very different to my own, more courageous and challenging. Again, I noticed how he achieved impressive results. He was prepared to speak up, risk push back and conflict, if he had an insight, concern or idea that should be shared in the group. I worked with a leader who was sensitive and gentle. She had the ability to open minds and hearts to the most important things. I remember a valuable word of advice she once gave to me: ‘Remember: people will not remember you for what you said, but they will remember you for how you made them feel.’ Through all these experiences, these encounters, I’ve learned important lessons that influencing change is about a range of factors. It’s about being authentic, paying attention, trusting my intuition, being sensitive to others, taking a risk, speaking with courage and practising the skills of artful conversation. Christian organisations in the UK are experiencing challenges with redefining their identity in a 21C secular environment, particularly in light of legislation prohibiting the exclusive employment of people who share these organisations’ Christian beliefs. What do these changes mean for Christian organisations? What does it mean to be a ‘Christian organisation’ anyway? How can such organisations embrace greater diversity and, at the same time, retain their unique Christian distinctiveness?
Take organisation X: in now employing non-Christian staff alongside Christian staff, is it essentially a Christian organisation that happens to employ some non-Christian staff or really, at heart, a new type of hybrid organisation – a mix of Christian and non-Christian? The implications of this distinction are very significant. For instance, has X implicitly changed its core identity, even if its mission is still intact? What does it mean for teams staffed predominantly by non-Christians? What are the implications for X's brand? There are parallels with the current social-political debate about what it means to be ‘British’. How is X to relate to those who don’t share its core Christian beliefs? Should its approach be characterised by, for instance, reluctant tolerance (e.g. accept that it has to employ non-Christian staff owing to legislative requirements but focus on ‘containing the problem’), positive assimilation (e.g. welcome non-Christians as part of the organisation but expect them to adapt to its current cultural norms) or active accommodation (e.g. change its own cultural norms to embrace greater diversity)? These questions press right to the heart of Christian identity at individual, team and organisational levels. What is critical to nurture and safeguard and what is negotiable? How are such organisations to conduct themselves in relation to others? What are the key ethical principles involved? To what degree should secular or alternative faith perspectives now be represented alongside Christian perspectives in their policies and practices? What should be the spiritual practices of those teams in which non-Christian staff are employed alongside Christians? In which specific respects should such organisations be distinctive? This situation isn't new. In fact, there has been a debate for some time in Christian organisational circles about the nature and practice of Christian distinctiveness. I believe the debate could be framed differently and more helpfully, however, around Christian authenticity. When Christians are authentic, there will be dimensions in which we are distinctive (e.g. faith in Christ as Saviour). There will also be dimensions in which we are not distinctive but which are, nevertheless, consistent with our faith (e.g. commitment to social justice). We need to consider what it means for non-Christians to be authentic in shared organisational environments too. At leadership levels, organisations need to decide which dimensions of their Christian beliefs, identity, mission and values are fundamental and thereby non-negotiable. This releases them to identify which other dimensions (e.g. cultural expressions) are flexible and open to modification or negotiation. They need to safeguard and nurture those things that are non-negotiable and adapt those things that are negotiable in light of current circumstances. They also need to live out their beliefs, identity, mission and values in order to be congruent. This is true at individual, team and organisational levels and poses cultural challenges where those beliefs etc. are inconsistent. The problem with ‘distinctiveness’ is that it necessarily focuses on difference, separateness, division. An alternative biblical model is the incarnation in which we see Christ share our common humanity whilst retaining his unique divinity. This model illustrates in a very radical sense how sharing common ground and experience with others can build bridges, whilst holding onto specific distinctives too. It also provides a relational platform from which those dimensions that make us distinctive can be more easily and readily understood. This may be a useful model for organisations like X to explore further in terms of its practice implications. This issue is important but not unique to any one Christian or faith-based organisation. Other faith-based organisations in the UK and elsewhere are grappling with similar issues and seeking to act with wisdom and integrity too. We could learn from one-anothers’ practices and experiences. We could create spaces for dialogue, experimentation and learning. This could be a key issue for the Christian leadership agenda. We have the opportunity now to consider future implications of current actions in order to help ensure we develop in the way and direction we intend and hope for. Does God exist? Does it matter anyway? This is a question philosophers, theologians and ordinary people have been grappling with for centuries. For some, the notion of ‘God’ feels abstract, archaic or loaded with cultural or political baggage. For others, it simply feels irrelevant, something that only seems to have meaning or significance for those of a religious disposition.
Existentialists take the question seriously, after all, they’re concerned with answering questions such as, who am I, why am I here, what is the purpose of life? Many are atheist and draw bleak conclusions. We’re here purely by chance, a cosmic accident. One day our solar system will die, we will die with it and there will be nobody to remember or care that we even existed. I believe this is an honest appraisal of life without God. It leads to some startling conclusions. If there is no God, there is no absolute truth, no absolute right or wrong, no absolute meaning to anything. The only meaning is that which we make for ourselves. We create values and worthy causes or bury ourselves in everyday activity to avoid facing the inevitable angst. I find it difficult to get away from this conclusion, if I hold the view that God doesn’t exist. I can of course do things that feel meaningful, I can do things that others find meaningful too, e.g. I can use my talents to contribute to the wider family, society or world. These things feel culturally important, intuitively right, personally fulfilling, the best way to build a happy world. The underlying problem persists however, as if nagging in the background of our consciousness. It surfaces occasionally, e.g. with the birth of a new baby, mid-life crisis, the death of a close one, poverty or war. What does all this mean? Why are things as they are? Is there anything more to life than this? I too will face death - what would make my short life worthwhile? Existentialists pose a stark challenge. Life is meaningless. Our efforts to avoid this reality are defensive, delusional and futile. There is no ultimate point to anything. We can face this reality or deny it. Either way, the facts remain the same. Nevertheless, we can still make choices. We can choose to be, do and become our best, to fulfil our human potential. This all presupposes, of course, that God does not exist. If God does exist, a very different picture emerges, depending of course on our concept of ‘God’. I experience God first and foremost as an intuitive phenomenon, a deep sense of knowing, an awareness of an inner presence that transcends my own self. My Christian beliefs help me make sense of this existential experience. If God exists, if the God of Christian theology is the God who is, I exist because he exists. He created me which gives me a profound sense of identity: I am first and foremost a child of God. He created me with an eternal purpose in mind: my life is first and foremost an opportunity to fulfil his designs, plans and intentions in, for and through me. This paradigm, this way of living in the world, presents fresh challenges. How to exercise faith in an invisible yet somehow discernable God, how to live an authentic life based on his call whist distracted by my own preoccupations, how to live with suffering and injustice with a new vision of what could be, how to work with others to achieve meaningful transformation. Nevertheless, this belief presents a radical alternative to the atheist existentialist view. It fills bleak darkness with blazing light, hopeless meaninglessness with hope-filled meaning in everything. It isn’t wishful thinking, an attempt to avoid existential nihilism. It’s a profound revelation of truth and reality, a relationship that calls me beyond myself into amazing possibility. |
