Turn on the TV and you will see heart-breaking scenes of streams of desperate people, frightened, shell-shocked and displaced by war, fleeing within Ukraine or escaping across crowded borders into neighbouring countries. It’s a tragic and all-too-familiar scene. Not that long ago, we witnessed similar images of dispossessed and traumatised people, at that time clinging together in crowded boats or walking on long roads, trying to reach safety away from the ravages of a brutal war in Syria. It's tempting, in such circumstances, to compare and contrast. Why, for instance, is Poland throwing its doors wide open to Ukrainian refugees whereas it was decidedly reluctant to do so for Syrian refugees? Is this evidence of endemic racism? It is because Ukrainians are white, because they ‘look like us?’ – as more than one TV reporter asked this week. These are important questions... and they also risk pitching one set of refugees against another, as if competing for empathy and support. I’ve had the personal privilege of working in the UK alongside asylum-seekers and refugees from countries as diverse as Afghanistan, China, Congo, Egypt, El Salvador, Eritrea, Honduras, Iran, Iraq, Kurdistan, Mali, Mexico, Somalia, Sudan, Syria, Turkey, Vietnam and Yemen. Up-close, every person is unique, has a name, and carries his or her own lived experience, his or her own individual story. Step back, and we can discern patterns shaped by e.g. culture, history, language, narrative and geopolitics. In some significant respects, I believe European public discourse concerning the Ukrainian refugee situation is different to that in 2015. Geopolitical factors include: Ukraine borders directly with Europe, vs Syria lays at a geographical distance; Ukraine is perceived primarily as an invasion by a foreign power, vs Syria was viewed primarily as a civil war; Ukraine is perceived in simple terms as a ‘hero’ against a ‘villain’, vs Syria was perceived as a complex conflict between multiple ‘villains’. Cultural factors include: Ukrainian refugees are perceived as culturally- and pro-European, vs asylum-seekers in 2015 who came from a diverse range of countries and cultures – often perceived as hostile to European liberal values and cultures; Ukrainian refugees are primarily women and children and, therefore, considered most-vulnerable and least-threatening, vs asylum-seekers in 2015 were perceived as primarily men and, therefore, considered least-vulnerable and most-threatening. If we are willing to pause and reflect openly, honestly and critically, we can see that the stance we take reveals all kinds of underlying personal and cultural beliefs, values, assumptions and biases – including whom we consider worthy, or not, and why. The media plays a very powerful role since most of what we believe and think we know about asylum-seekers and refugees is mediated via media. The ‘news’ is a blend of info and drama, with an agenda. At a time when geopolitical tensions between NATO-EU and Russia are on the increase and depicted starkly as such in the media, I showed a video of a Russian 'hell march' to an international group and asked them: a. What do you notice; b. How do you feel; c. What does it mean? It opened a deep conversation that emphasised the need for critical reflexivity in interpreting experiences and events. A Chinese participant looked quite disdainful and said it reminded her of similar 'propaganda parades' in her home country, designed to make people feel compliant and positive about the Communist party state. A German participant said it filled her with fear, evoking stories she had heard from elderly family members about horrors under Soviet occupation at the end of the Second World War. A UK participant, perhaps with the spirit of Brexit still reverberating fresh in the background, said she found the enforced uniformity and conformity disturbing. A Filipina participant from an Hispanic cultural background, who had lived under a repressive military dictatorship, said she liked how the soldiers were as-if dancing to a rhythm and doing something constructive that displayed positive talent. I noticed banners in the background depicting 1941, the year in which the Nazis had unleashed a war in the East that resulted in unspeakable terror and devastation. As a passionate anti-Nazi, I saw the march as an assertive symbol: a 'never-again'. We reflected on our different selective perceptions, feelings and interpretations and the profound influence of ourselves-as-filters as we look out onto the world. In a similar vein, at a Gestalt coaching training workshop last week, I posted an image on screen of a tree in wheat field with dark clouds looming overhead. I asked the group what they would notice in 3 imagined scenarios: 1. As a child, you loved to climb trees; 2. You are walking the countryside and have forgotten to bring a raincoat; 3. You and your family have had no food to eat for a week. We noticed that we notice what matters to us in the moment. Different people-groups may notice different things in the same situation, or the same person-group may notice different things in the same situation at different times. We attribute meaning based on our beliefs, values, hopes, fears and expectations. This includes personal and shared-cultural memories, emotions and imaginations. As we move ahead this year, I pray that I-we will do so with eyes wide open. What may appear to us as self-evident, real and true may reveal as much about us as who or what we observe: if we are willing to see it. What can we do to create greater critical reflexivity? How can we address blind spots and hot spots to open up fresh possibilities, address risks – and take a stance that is sound? ‘I like to deal with things in the order in which they are going to kill me.' (Rita Cooper) In response to Rita’s satirical note (above), we could imagine prioritising in simple form by posing a question such as: ‘Is it going to kill me? a. Yes. b. No. c. Maybe.’ Sorted. :) A different question, orientated around vision and values, could be, ‘In 5 years' time, what will make me feel proud of the decision I take now?’ It brings existential-spiritual ethics and wisdom sharply into view. A recurring theme in leadership, coaching and organisation development (OD) is how to prioritise, especially when faced with an array of options and each with its own implications. The challenge is compounded if a context keeps shifting, or if different stakeholders value and demand different things. It can feel like being caught in a bewildering, exhausting, push-pull, tug of war. Common prioritisation tools include a map of urgency against importance; or value against cost (or risk); or probability (or difficulty, or effort) against impact. The Pareto Principle suggests that 80% of the most significant outcomes arise from 20% of actions or resource investments. A critical path analysis can help to determine what should take precedence at different phases of a timeline. Useful as they are, a limitation of these methods is that they are, essentially, tactical management techniques that aim to enable us to navigate from point A to point B. A transformational approach calls us to reflect broadly and deeply. A question of what B may represent and how I may choose to get there from point A draws vision, values, identity, meaning and purpose into the frame. What criteria do you use when choosing priorities? How do you decide who or what takes first place? ‘What is it your plan to do with your one wild and precious life?’ (Mary Oliver) Íñigo López de Loyola suggests a fast-forward in your imagination to the end of your life, then to ask yourself seriously from that standpoint what you will want your life story to have been. Having decided it, rewind back to the present and ensure that your vision of the future guides your priorities, decisions and actions now. This idea resonates with Stephen Covey’s 'begin with the end in mind', and Simon Sinek’s 'start with why'. According to John Kotter, if our vision is convincing enough to the mind and compelling enough to the heart, we are most likely to see it through. Without such a vision, we may drift meaninglessly. I believe the best visions are rooted deeply in ethics and values and, in essence, a fulfilment of them. I have been incredibly inspired by Jasmin’s vision, a poor follower of Jesus who lives among the poor in the Philippines: ‘Whatever status or power you have, use it for those who are vulnerable; whatever money you have, use it for the poor; whatever strength you have, use it for the weak; whatever hope you have, use it to bring hope to those who live without hope. Speak up for justice and truth – whatever the cost. Pray.’ The challenge is not just in the aspiration itself but in her sheer determination to live it out in practice. She scares me. My own vision is shaped by a trust in God too. I slip and slide on route and have sustained and caused too many scars to prove it, yet Jesus still influences profoundly the purpose, focus, boundaries and possibilities of my life and my work. As I get older, I'm experiencing a subtle and gradual shift from what I want to do in the future, to what legacy I want to leave behind me. It doesn’t feel like a mid-life crisis. Echoing Richard Rohr, it feels more like a falling upward than a falling apart. I still want to make a significant, positive and tangible difference in the lives of the poor and most vulnerable people in the world. I – you – we can be hope. What’s your vision for 2022 and beyond? How will it influence your decisions now? ‘For every complex problem there is an answer that is clear, simple and wrong.’ (H.L. Mencken) In a world that’s so often characterised by continual change, it appears that one thing that doesn’t change is our continual thirst for new acronyms. VUCA, RUPT or BANI – which best describes your view of reality? Which most helps you, or your clients, move forward to fulfil vision, values and goals, whilst navigating whom or whatever could fly in unexpectedly from left field on route? BANI, a more recent model than its predecessors, has some attractive and useful features for the current context. It acknowledges profound phenomenological dimensions of human experience, not simply the dynamics of the environmental realities we face. BANI draws attention to Brittleness, Anxiety, Non-linearity and Incomprehensibility and may provide a platform for addressing them. Brittleness recognises that those things we regard as secure can fall apart overnight. Anxiety points to associated social health risks of anxiety and depression. Non-linear means it’s hard to predict consequences of actions with certainty because influencing factors can spring up from anywhere. Incomprehensible proposes that sense-making is impossible and we can find ourselves bewildered. If that all sounds a bit abstract, think back to what you (and others) have witnessed and experienced in the past 2 years; how much of what has happened could have been known definitively in advance; what the impacts and implications have been for different people, groups and nations; how it has looked and felt; the deep questions it has raised; how clear and agreed a way forward is from here. Macro examples have included the ongoing climate emergency, the Covid19 pandemic, the plastic-in-the-oceans disaster and the migrant crisis. We’ve seen shifts in the world’s political and economic landscapes that have been, at times, so sudden and so dramatic that they’ve caused whiplash and backlash. We have felt the ripple effects in our organisations, communities and personal lives. What wisdom can BANI offer? Here are glimpses: Brittleness calls for resilience and collaboration; Anxiety: for empathy and human-spiritual relationship; Non-linearity: for adaptivity and agility; Incomprehensibility: for intuition and risk-taking. These are pointers to the kinds of qualities and capabilities we can develop for the future, with courage and humility as an underpinning stance. Do you feel dazed and confused in a BANI world? Get in touch! ‘Just take the first step.’ (Martin Luther King) I was intrigued by a colleague who had cycled recently from Land’s End to John O’Groats, a gruelling distance from one tip of the UK to the other covering some 1000 miles (1600km). When I asked what he had learned about what it takes to achieve such a great feat, he responded with a wry grin, ‘Just keep pedalling.’ I smiled at his brilliance. All other considerations of fitness, equipment and logistics apart, he had captured the essence of the task – and the hard key to its success – in a nutshell. This was a classic case of simple but not easy. When faced with some of life’s most difficult challenges – which could equally be, say, a broken relationship or an unfulfilled aspiration – the solution can stare us in the face yet feel agonisingly beyond our grasp. We may overcomplicate things, become gripped by paralysis-of-analysis or fear, lack the focus or determination to do what it takes, or create all kinds of self-defeating reasons to justify our inaction. We sometimes discover what our values are when someone behaves, or something happens, that cuts sharply across them. It can be like a glass filled with liquid that gets knocked. We find out what’s inside when we see what spills out. At times, we’re surprised to find that our true values are quite different to those we espouse or identify with rationally. We don’t just think values. We feel them. Gut level, heart-wrenching feeling. If you don’t feel it when challenged or experiencing a clash, it doesn’t matter enough to you. If in doubt, shake the tree, see what falls and feel it land. Impact. I was sitting in an awkward circle during a coaching workshop. It was one of those activities where a group is placed in a room with no instructions and no guidance, to see what emerges. I felt curious as a conversation gradually unfolded… until, that is, a forceful-sounding man assumed the role of leader and put down a shy-looking woman sitting opposite me. Without thinking, I leapt straight to her defence and challenged the power figure, as if the woman needed saving. The group remarked later on my response – and that’s when I became aware of Stephen Karpman’s Drama Triangle. It wasn’t a rationale that had triggered me but a behaviour that crossed a deeply-held value. That was some years ago now and, although I no longer default to rescue mode, it helps in part to explain why so much of my life and career have been dedicated to international development, advocacy and relief work. I’m a follower of Jesus, I hate that the poor are so vulnerable and I want my life to make a difference. What gets you up in the morning or keeps you awake at night? What are your true values, and how do you know? If push comes to shove, what are the lines that you will not cross? My daughter is a guinea pig. This afternoon in the bright sunshine, I invited her to take part in an experiment. First, we stepped out into the street and, gesturing to a line of cars parked at the roadside, I asked, “If you were to buy a car, what colour would you choose, or definitely not choose?” She answered, “I’d love a white car.” “OK,” I replied, “let’s go for a walk into town and back. Your task is to count every white car that we pass. If you have the same number as me when we get back here, I will give you £10. How does that sound?” She grinned and willingly agreed.
An hour later, we stopped back where we had started and I asked her, “So, how many red cars did you see?” She looked at me blankly. “I didn’t see any red cars. I counted 206 white cars.” In fact, we had passed 93 red cars, yet she had been so focused on the white cars that she hadn’t seen a single one. This simple experiment illustrates an important psychological phenomenon known as selective attention: “The ability to pay attention to a limited array of all available sensory information…a filter that helps us prioritize information according to its importance.” (Bertram Ploog, 2013). Gestalt psychotherapist Geoff Pelham comments that, in any given relationship or situation, we notice who or what matters most to us (The Coaching Relationship in Practice, 2015). This idea of who or what matters most reflects beliefs, values and emotions. In this exercise, my daughter was influenced and motivated by her beliefs (that this experiment would serve some useful purpose), values (the prospect of a £10 reward) and emotion (her choice of a colour she likes). These factors combined to ensure concentration on a task (counting white cars) that required selective attention. Why is this insight significant in our work with people? The principle extends beyond literal-visual perception to deeper psychological processes too. Our beliefs, values and emotions subconsciously influence our focus and act as filters. We construe personal-shared narratives based on what we perceive. Such narratives appear to us as-if reality, as-if totality, and often without any awareness of who or what we have excluded. As such, narratives always point to and reveal, implicitly, who and what matters most to a person, group or culture, rather than to a definitive account of reality per se. A key question is, therefore: who or what are we, and others, not-noticing? If we can enable a shift in perception, a re-shaping of a narrative, what then becomes possible? See: The Art of Looking: Eleven Ways of Viewing the Multiple Realities of our Everyday Wonderland. ‘Good is the enemy of great.’ (Jim Collins) When we look out for great qualities, talent or performance; when we attempt to codify great competencies and to recruit, develop or retain them; we need to ask ourselves seriously: ‘Great - in relation to what?’ An existential view reframes everything. If shifts our attention from, say, ‘How can we make this more profitable?’ to ‘How can we make this more purposeful?’ or, ‘What is my career trajectory?’ to ‘What is my calling?’ Good is the enemy of great? Yes, if by ‘good’ we mean mediocre, a failure to reach a true, positive potential. No, if by ‘good’ we mean those ethical-spiritual values that call us back to who and what really matter most. How do good and great feature in your life and work, and those of your clients – and how do you/they manage the relationship between them? How progressive are you? ‘This is a new and progressive policy.’ There’s something about the word progressive that sounds like it’s an intrinsically good thing. After all, who would want to lay claim to an old and regressive policy? Progressive = good; regressive = bad, right? In principle, to be progressive is to be an advocate of social change; particularly when it comes to representing the best interests of ordinary people through politics. Would you vote for a politician or party that chose to stand against such things? This is, however, where waters start to get muddy. Who are the so-called ordinary people and who knows and decides what’s in their best interests? Are the ‘ordinary people’ uniform in their experiences, hopes, needs and aspirations? What if making progress in one area or demographic has detrimental impacts in another? If everyone insists their policy is progressive, and if policies disagree sharply on fundamental issues and goals, does ‘progressive’ have any meaning at all? At this point, we may shake our heads in wonder, bewilderment and dismay. Yet I can offer us a solution; a new and progressive code-breaker, if you like. Progressive means, ‘Going in the direction I want things to go in’; regressive means, ‘Moving away from the destination I want to reach’. Simple. So, next time you hear someone stake a claim to the word – pause and inquire deeply into what lies hidden beneath it: beliefs, assumptions and values; whose goals and interests it serves. |
