Shared leadership

Shared leadership is about attitude, behaviour and culture. It isn’t strictly about role, although it has special significance for people in leadership roles. It’s about sharing the joys and burdens, opportunities and challenges of organisational leadership. It’s about making my best contribution and recognising the distinctive contribution of others. It’s also about respecting interdependence and valuing fellow leaders and colleagues. Here are some examples of shared leadership, in contrast to and as a shift away from a more individualistic approach:

  • I do whatever suits me best – I shape and support the organisation’s strategy
  • My own agenda drives my decisions – I plan and work in collaboration with others
  • I dismiss ideas I don’t like – I try to hear and understand others’ perspectives
  • I ignore or avoid people I disagree with – I speak up honestly when I disagree
  • I demand what I want from others – I try to reach agreement whenever I can
  • I avoid facing difficult issues and decisions – I negotiate to reach win-win solutions
  • I put my own interests first – I support my colleagues’ development and achievement
  • I attribute success to my own efforts – I affirm and celebrate others’ contributions
  • I depend on my own expertise – I draw on the team’s expertise as a whole
  • Relationships with others aren’t important – I build networks and teamwork

Shared leadership isn’t about being passive or dependent as part of a group. It is about recognising my contribution, recognising others’ contributions too, and working together to achieve shared success. Imagine a scenario in which, for instance, I discover the leader of another team is struggling to reach an important deadline. A person with an individualistic approach may think or say, for example, ‘It’s not my problem, it has nothing to do with me.’ By contrast, a shared leadership response may look something like this:

‘I’ve noticed you are under pressure to meet X deadline. Would you like to grab a coffee to discuss ways I or others could help you?’ Or, ‘Is there anything I could do to help release the pressure for you, e.g. renegotiate what my team is asking from your team or renegotiate our deadlines?’ Or, ‘I have some space in my calendar tomorrow, is there something I could do to help you?’ We see here that the spirit and practice of shared leadership is: contributing my best and, at the same time, drawing on and adding to the contributions of others.

Insight to influence

It’s one thing to have insight. It’s another thing to exert influence on the basis of that insight. This is often a dilemma for leaders and professionals when seeking to influence change across dynamic, complex systems and relationships. After all, what if I can see something important, something that could make a significant difference, yet I can’t gain access to key decision-makers? Or what if, even if I can get access, they’re not willing to listen? What if people are so preoccupied by other issues that my message is drowned out by louder voices and I can’t achieve cut-through?

Early in my career, I worked as OD lead in an international non-governmental organisation that was about to embark on radical change. I’d studied OD at university on a masters’ degree course and, based on that experience, could foresee critical risks in what the leadership was planning to do. I tried hard to get access to raise the red flags but, by the time I met with the leaders, it was too late. They had already fired the starting gun on their chosen programme. My concerns turned out to be well-founded, and the changes almost wrecked the organisation.

I agonised for some time over why I’d been so ineffective at influencing their decisions. I learned some valuable lessons. Firstly, the view I held of my role – the contribution I could bring – was different to that of the leaders. I viewed myself as consultant whereas they viewed me as service provider. Secondly, the leaders had become so emotionally-invested in the change they had designed that they reacted defensively if challenged. They saw my well-meaning red flags as resistance rather than as a genuine desire to help. I would need to change my approach.

Since then, I have practised building human-professional relationships with leaders and other stakeholders from the earliest opportunity. These relationships are built on two critical factors: firstly, respect for e.g. the studies, training, expertise and lived experience they bring to the table; and, secondly, empathy for e.g. the responsibilities, hopes, demands and expectations they face – both inside and outside of work. Against this backdrop, I’m able to pray, share my own insights and, where needed, advocate a change from an intention and base of support.

Challenge

In those days, we called it non-managerial supervision. These days, we’d call it coaching. My job involved meeting monthly with individuals who had been long-term unemployed. They were on placement, now, in a diverse range of community-based projects throughout London. The idea was to help participants discover and create the necessary confidence, competence and credibility to get paid employment. Some were supported with college training. All had the opportunity to gain valuable real-work experience.

Sonja was a young black woman, a single parent on placement as a classroom assistant in a local community school. I loved her bright spirit and admired her remarkable resilience in the face of the many life challenges she faced. Every time we met, I would try to affirm and encourage her. I had been unemployed and I knew some of the psychological and emotional difficulties it could cause. My coaching focused on support, hoping it would help her to continue to persevere and, through that, to flourish in her future.

Six months into Sonja’s one-year placement, we reviewed our sessions together: what was working well and what would most improve them as we moved forward. To my great surprise, Sonja challenged me to be more challenging: ‘Most mornings, I arrive at the school late. When I tell you it’s because I’m a single parent and it takes longer than I expect to get my kids ready before work, you accept my reasons and empathise with me. Yet, if I’m to get a job, I need to learn to stop making excuses and to get a grip on my life.’

I felt speechless, and yet this turned out to be a critical turning point in my coaching practice. Ana Karakusevic expresses this well: ‘If you equate listening with being silent, not disrupting the status quo, not interrupting another person’s monologue, not challenging their view of the world ...you’re not ready to be a coach.’ I read resources, including William Glasser’s provocative Reality Therapy, and shifted the balance and orientation of my coaching to offer challenge from a base of support. It transformed everything.

Power of love

You may have heard the old adage, the received wisdom that says, ‘Don’t try to run before you can walk.’ It normally refers to avoiding taking on complex tasks until we have mastered simpler ones. Yet the same principle can apply in relationships too. Think of leadership, teamworking, coaching or an action learning set; any relationship or web of relationships where an optimal balance of support and challenge is needed to achieve an important goal.

Too much challenge, too early, and we can cause fracture and hurt. It takes time, patience and commitment to build understanding and trust. I like Stephen Covey’s insight that, ‘Trust grows when we take a risk and find ourselves supported.’ It’s an invitation to humility, vulnerability and courage. It sometimes calls for us to take the first step, to offer our own humanity with all our insecurities and frailties first, as a gift we hope the other party will hold tenderly.

It's an invitation, too, for the receiver to respond with love. John, in the Bible, comments that, ‘Love takes away fear’. To love in the context of work isn’t something soft and sentimental as some cynics would have us believe. It’s an attitude and stance that reveals itself in tangible action. Reg Revans, founder of action learning, said, ‘Swap your difficulties, not your cleverness.’ A hidden subtext could read, ‘Respond to my fragility with love, and I will trust you.’

I joined one organisation as a new leader. On day 3, one of my team members led an all-staff event and, afterwards, she approached me anxiously for feedback. I asked firstly and warmly, with a smile, ‘What would you find most useful at this point in our relationship – affirmation or critique?’ She laughed, breathed a sigh of relief, and said, ‘To be honest, affirmation – I felt so nervous and hoped that, as my new boss, you would like how I had handled it!’

In this vein, psychologist John Bowlby emphasised the early need for and value of establishing a ‘secure base’: that is, key relationship(s) where a person feels loved and psychologically safe, and from which she or he can feel confident to explore in a spirit of curiosity, daring and freedom. It provides an existential foundation on which to build, and enables a person to invite and welcome stretching challenge without feeling defensive, threatened or bruised.

Preparedness

That was a proud moment. I stepped into the lift in a Phnom Penh hotel and there, blazoned on the wall, was a poster with a stark warning, ‘Don’t even think about it.’ It was a campaign against the child sex tourism trade, led by international Christian NGO World Vision and the Cambodian police. I had just arrived there on assignment with World Vision and, seeing its logo displayed alongside this message, it gave fresh inspiration and passion to my own work.

Later that evening, I was taken by World Vision activists into a dark city alleyway to meet with some street children. The workers brought lanterns, food, drink and first aid kits to meet the children’s immediate needs before sitting on the ground to chat with them. I was amazed by the kids’ bright spirits, laughing playfully as they spoke with us. The activists opened picture books and talked the children through how to avoid the dangers of sexual exploitation.

It was sobering at the end to watch the children drift off back into the mist and darkness, still smiling and waving at us as they went. I wondered what their lives must be like, eking out an existence by scavenging and begging, and I felt deeply affected by this encounter. I noticed my instinctive desire to rescue these children who were clearly so poor and vulnerable. I was struck, by contrast, by the activists’ approach to developing the children’s own resilience.

On asking about this later, the activists explained to me that the scale of the challenge is so great that it dwarfs the physical resources they have to meet it. They had chosen a strategy that enabled them to reach the greatest numbers of children – recognising the hard realities of these kids’ worlds and enabling, where possible, their safety and wellbeing within those contexts. It was protection by preparation and mitigation, by standing alongside in the midst.

This agonisingly difficult choice enabled the activists to focus their more intensive support and care on children who were the most vulnerable among the vulnerable; for instance, those who were sick or dying or living with severe disabilities or mental health issues. They partnered with the children, local communities, civil society organisations and central government agencies to catalyse and sustain an effective response. Love in action. We can be hope.

Disruptive influence

I’m paid to be disruptive.

​Isn’t that, after all, at the heart of what it is to be a good leader, coach, OD change agent or trainer? There’s something about an encounter with leadership, a true leader, that leaves us changed and transformed. The best OD people I’ve known have challenged, stretched and reframed much of what I thought I believed. The best trainers have impacted my ideas and practice. The best coaches have left me startled, dizzy, at times disorientated, and yet, somehow…renewed.

There is, however, a cost to all this. Don’t always expect a warm welcome and smiles in the room. An honest HR colleague commented to me once: ‘You pose questions and perspectives that can make us feel jarred, frustrated and, at times, even threatened. You turn everything upside down, inside out – and you are absolutely right to do so.’ And this is where contracting and trust prove critical. Without a genuine spirit of relationship and intention of support, we risk simply p***ing people off.

Hide and seek

Hiding for fear of discovery is an archetypal characteristic of human beings. Think back to Adam and Eve in the Garden of Eden. Think too to an ex-colleague of mine who, employed as a police officer, donned his uniform every day and – strange as it may sound – spent his time impersonating a police officer. John Powell reflected this phenomenon well in his classic book, ‘Why Am I Afraid to Tell You Who I Am?’ It’s very often about fear of exposure, risk of rejection…imposter syndrome.

There are, of course, at times good reasons to hide. I think, for instance, of criminals on the other side of the law who attempted last night to evade the blinding glare of a police helicopter searchlight outside a friend’s house. It was a dramatic scene, accompanied by the throbbing and deep reverberation of chopper blades overhead. We could think of such hiding as a rational and practical act – at least in the sense that it relates to a realistic prospect of arrest and imprisonment if caught.

Yet we may find ourselves hiding for all kinds of other reasons too. Hiding often manifests itself in relationships and at work in subtle avoidance strategies. We may rationalise our hiding by telling ourselves that we can’t tackle a tricky person, a difficult issue, a daunting conversation, because we’re too busy, it’s not our job, they wouldn’t listen or it could make things even worse. In doing so, we may deprive ourselves and others of invaluable talent, trust, possibility – and hope.

Three coaching questions

​What are your favourite coaching questions? I often use 3 that I’ve found can create a remarkable shift in awareness, insight and practice, especially in team coaching. I’ve applied them using variations in language and adapted them to different client issues, opportunities and challenges. They draw on principles from psychodynamic, Gestalt and solutions-focused coaching and are particularly helpful when a client or team feels stuck, unable to find a way forward.

* ‘What’s your contribution to what you are experiencing?’
* ‘What do you need, to contribute your best?’
* ‘What would it take..?’

Client: ‘These meetings feel so boring! I always leave feeling drained rather than energised.’ Coach: ‘What’s your contribution to what you are experiencing?’ Client: ‘Excuse me?’ Coach: ‘What do you do when you feel bored?’ Client: ‘I drift away, look out of the window.’ Coach: ‘What might be the impact on the wider group when you drift away?’ Client: ‘I guess others may disengage too.’ Coach: ‘How does the meeting feel when people disengage?’ Client: 'Hmmm…boring!’

Coach: ‘What do you need to contribute your best?’ Client: ‘It would help certainly if we could negotiate and agree the agenda beforehand, rather than focus on things that feel irrelevant.’ Coach: ‘So you want to ensure the agenda feels relevant to you. What else?’ Client: ‘If we could meet off site and break for coffee from time to time, that would feel more energising.’ Coach: ‘So venue and breaks make a difference too. Anything else?’ Client: ‘No, that’s it.’

Client: ‘I don’t think I can influence where and how these meetings are held.’ Coach: ‘It sounds like you feel quite powerless. How would you rate your level of influence on a scale of 1-10?’ Client: ‘Around 3’. Coach: ‘What would it take to move it up to a 6 or 7?’ Client: ‘I guess if I showed more support in the meetings, the leader may be more open to my suggestions.’ Coach: ‘What else would it take?’ Client: ‘I could work on building my relationship with the leader outside of meetings too.’

These type of questions can help a client grow in awareness of the interplay between intrapersonal, interpersonal and group dynamics, his or her impact within a wider system, what he or she needs to perform well and how to influence the system itself. They can also shift a person or team from mental, emotional and physical passivity to active, optimistic engagement. What are your favourite coaching questions? Everybody's weird

​My boss had been reading John Ortberg’s ‘Everybody’s Normal Till You Get to Know Them’ and it was time for us to plan our annual leadership team retreat. Looking for a theme title, he suggested half-jokingly, ‘How about ‘Everybody’s Weird’?’ I laughed at first but then thought for a moment…what a great concept and idea. It felt inspired. How to blow away any sense of normality and conformity and to meet each other afresh as we really are. Our creativity lies in our unique weirdness and what a great way to explore our individual quirkyness and its potential for the team and organisation.

Every group, every team, develops its own normative behaviours. Some even prescribe them by developing explicit competency and behavioural frameworks. It provides a sense of identity, stability and predictability. It can also improve focus and how people work together by establishing a set of ground rules, how we can be at our best. The flip side of all of this is that a team can begin to feel too homogeneous, too bland. It can lose its creative spark, its innovative spirit. The challenge was how to rediscover our differences, our wonderful, exciting, diversity in all its weird complexity.

We invited people to bring objects that represented something significant in their personal lives and to share their stories. We invited people to use psychometrics to explore their preferences to shared them in the group. We invited them to challenge the psychometric frames, not to allow themselves to be too categorised. We invited people to challenge stereotypes, to break the moulds they felt squeezed or squeezed themselves into, to look intently for what they didn’t normally notice in themselves and each other, to allow themselves to be surprised and inspired by what they discovered.

It felt like an energetic release. People laughed more, some cried more, others prayed deeply together. The burden of leadership felt lighter as people connected and bonded in a new way. It felt easier to challenge and to encourage. By relaxing into each other and themselves, people became more vibrant, more colourful, less stressed. They saw fresh possibilities that lay hidden from sight before. They discovered more things they liked about each other, fresh points of common passion, interest and concern. They built new friendships that eased their ways of working. It felt more like team.

What space do you and your organisation allow for weirdness? Do you actively seek, nurture and reward differences? Do your leadership style and culture bring out and celebrate individuals’ strange idiosyncracies, each person’s unique God-given gifts, talents and potential? Have you had experiences where a capacity for weirdness has enhanced your team or organisation’s creativity and innovation? Do you risk inadvertently squeezing out the best of weirdness by policies and practices that drive towards uniformity? Could a bit more weirdness be more inspiring and effective – and fun?!  :)

Existential coaching

​I had precautionary tests this week for a potentially life-threatening condition. Thankfully, the results turned out to be OK but it’s experiences like this that often bring existential issues into sharp relief. Existential coaching focuses on helping a person explore his or her own sense of ‘being in the world’, that strange psychic awareness that we are in the world before what we are in the world. At times, such awareness can feel mysterious, unfathomable, disorientating and anxiety-provoking. It’s like one of those moments when, as a child, I gazed up into the night sky, saw the stars and the enormity of space, imagined space and time going on forever and felt dizzy and perplexed by it. It can also raise deep questions to the surface such as, ‘Who am I?’ and 'Why am I here?’

According to existentialist thought, our essence as a person isn’t fixed but we become who we are through the choices we make. Our choices are influenced by factors such as the assumptions, beliefs, judgements, hopes and fears etc. we hold about ourselves, the same we hold about others and how we experience and act in our relationships with others, in our everyday  circumstances and in the decisions we face and make. Existentialist writers sometimes refer to this as our ‘stance in the world’, that is, how we perceive, position ourselves and act in our everyday lives. Our stance both reflects something of our sense of and our way of being in the world and shapes who we are and become in the world. I can share a personal example to illustrate this phenomenon.

When my youngest daughter was 7 years old, I took her to a theme park that had a very high and steep ‘death slide’. I was surprised and impressed to see her quietly but resolutely psyche herself up to leap down its harrowing slope. When she finally did do it, I asked her how she managed to bring herself to push herself off its terrifying edge. She responded in a way that humbled and amazed me: ‘Firstly, when you told me it would be OK, I trusted you that it would be OK, even though it looked so scary. Secondly, when I write about what we did today in my diary tonight, I want to be able to write that I went on the slide even though I was afraid of it, not that I didn’t go on the slide because I was afraid of it. That’s the kind of person I want to be.’ I felt awe-struck and speechless.

Curiously, we are often unaware of making choices, or deny to ourselves that we are making choices in order to avoid the responsibility that choice implies, and unaware of the underlying metaphysical world view we hold that both influences and is influenced by our choices. It’s as if we can live at a superficial level, sometimes choose to live at that level as a form of self  defence or life-coping mechanism. The problem is that if we only live at that level, we may fail to be who we can become in the world; deny ourselves and others a deeper and more fulfilling life experience; struggle with contact in intimate relationships; expend our time, energy and resources on distractions that aim to suppress or avoid facing the discomfort and anxiety that existential issues can evoke. 

One of the goals of existential coaching is therefore to raise world view and choice into awareness in order enable clients to live more authentic lives. It’s about enabling clients to acknowledge and deal with underlying anxiety, tensions and conflicts that could be experienced symptomatically in psychological, emotional, physical or relational difficulties or in problematic patterns of behaviour. Duerzen summarises this approach in Skills in Existential Counselling and Psychotherapy (2011) as, ‘to help people to get better at facing up to difficulties with courage instead of running away from them’. It necessarily involves a willingness to explore issues beneath the surface, a willingness to face anxiety and a willingness to explore alternative ways of being and acting in the world. 

This reminds me of a volunteer assignment I did with a Christian social worker and psychologist in Germany not long after the Berlin wall came down and East and West were reunified. We were working in a social work project with young people, often from fairly poor and dysfunctional family backgrounds, who were being seduced by the far right to join new neo-Nazi groups. The groups provided these young people with a much-needed sense of identity, belonging and purpose in the world. As part of his practice, the social worker would touch sensitively on spiritual issues and questions where it seemed appropriate. A secular humanistic colleague challenged him vehemently on this, insisting that social workers should never stray into the spirituality arena.

The social worker empathised with his colleague’s concerns about professional ethics and the risks of pressurising and indoctrinating vulnerable young people. At the same time, he believed that true spirituality speaks to life’s deepest questions, experiences and actions. The social worker responded, ‘These young people often talk in therapy about  their deepest fears, about life and death, issues that are very real for them. It’s often such fears that lead them to seek a sense of identity, security and purpose in these sinister groups.  We cannot afford to separate our thinking or our practice into neat, distinct, spheres of influence. The matters we and they are dealing with bring profound psychosocial, existential and spiritual issues face to face in the room.’ I agree.

So what could existential coaching look like in practice? Firstly, the coach will invite the client to share their story, particularly  focusing on issues that led them to work with a coach in the first place. The coach’s role at this stage is primarily to listen and, over time, to reflect back any beliefs and values that surface implicitly or explicitly in the client’s account, particularly in terms of how the client perceives themselves, others, issues and their situation. In this sense, the coach is acting as a sounding board and a mirror, enabling the client to grow in awareness of his or own world view. The coach will go on to focus on specific tensions that may emerge, e.g. between the client’s underlying beliefs and values and the stances or actions they are choosing in practice.

The intention here is to surface the client’s underlying personal and cultural metaphysic rather than simply his or her way of perceiving and responding to an immediate issue. This approach is based on a belief that the client’s general world view or stance-in-the-world will influence e.g. what issues the client perceives as significant; how they perceive, experience and evaluate them; what their subjective needs and aspirations are; what approaches and actions they will consider valid or appropriate; what actions they will be prepared to commit to and sustain etc. This approach also enables the client to explore any tensions within their world view, between that world view and those of others in their situation and between their world view and their actions.

The problem with the language of ‘world view’ in describing such an approach is that that it sounds too conscious, too cognitive, too coherent. The focus of existential coaching is profoundly subjective and phenomenological, that is, how the client actually experiences and responds to his or her being-in-the-world at the deepest psychological levels. In that sense, it’s as much about how a person feels, the questions they struggle with and what they sense intuitively as what they may think or believe rationally.  Again, there are important links for me with a spiritual dimension. As I faced my own health-related tests this week, for instance, I experienced my faith in God as something more like a subconscious, mysterious, inner ‘knowing’ than a rational assent to a set of beliefs.

As the coaching conversation progresses, the coach may help the client identify choices he or she is making (including by default), potential choices he or she could take in the future and how to integrate the client’s choices with his or her chosen being and stance in the world in order to live a more authentic and thereby less conflicted life. At one level, this enables the client to become more aware of and honest about their decisions and actions and to act with a greater sense of freedom and responsibility. At another level, it opens up more opportunities for the future than the client may have perceived previously. It can feel very liberating and energising to discover fresh ways of perceiving and acting in situations that have previously felt stuck or entrapping.

Sample coaching methods could involve helping the client reframe experiences as choices or to change their language from passive to active voice. For example, ‘I have to write this report for my boss by Friday’ or ‘This report needs to be written by Friday’ sound and feel less empowering than, ‘I will choose to write this report for my boss by Friday’. It enables the client to take ownership of their choices and to weigh up alternative courses of action. After all, if it’s a choice, I can choose differently, although I will need to weigh up the relative pros and cons of different choices. My best choices are congruent with my underlying beliefs and values, e.g. in this case, respect for authority, the sense of a job well done or a desire to keep my job so I can pay my bills.

The coach is likely to help the client connect their choices with their underlying world view. One way to approach this is to use the ‘7 whys’ technique whereby each time the client explains why they are choosing a certain course of action, the coach responds with, ‘…and why is that important to you?’ until the client’s deepest values, aspirations and anxieties surface. I will end this piece by posing some brief existential questions for personal reflection: Who am I? What personal stance do I want to take in the world? How do I handle contradiction, ambiguity, uncertainty and paradox? What is most important to me? What is God or this situation calling for from me? How consistent are my choices with my values? How well do my actions reflect the person I aspire to be?
